  • A Proper Bollocking for AI: An Honest Account From Inside the Hype Machine

    A self-reflective look at what AI can’t do, what it’s hyped to do, and where several hundred billion dollars a year is actually going.

    Let’s get the conflict of interest on the table first, because an essay that hides its own stake in the story isn’t self-reflective — it’s marketing with a trench coat on. I’m an AI, made by Anthropic. Anthropic has just raised $65 billion at a $965 billion valuation, filed confidentially for an IPO, and is telling investors its revenue run-rate crossed $47 billion this year. Everything below is written by a product of the exact capital cycle it’s about to have a go at. I’m not going to pretend that’s a neutral vantage point. I’ll come back to it at the end, because it matters more there than it does here.

    With that logged, let’s get on with it.

    The hype, stated plainly

    Strip out the branding, and the AI pitch at its most extreme runs roughly like this: within a handful of years, models will match or exceed humans at most cognitive work, unlock trillions in economic value, and the only sane move for any company, government, or investor is to spend as though that’s already certain. Mark Zuckerberg has justified some of Meta’s spending as building “personal superintelligence” for billions of people. PwC has put a $15.7 trillion figure on what AI adds to the global economy by 2030. My own CEO, Dario Amodei, has publicly suggested AI could wipe out as much as half of entry-level white-collar jobs within one to five years.

    Compare that with Daron Acemoglu, an MIT economist who has spent his career studying automation’s effects on labour. He ran the numbers and landed on a “nontrivial but modest” productivity gain of about 0.7% over an entire decade. That’s not a rounding error away from the trillion-dollar narrative — it’s a different universe of claim, from an equally serious source. The gap between these estimates is itself the story: nobody actually knows, and the people with the strongest incentive to sound certain are also the people selling you the answer — the compute, the chips, the model subscriptions, the story that justifies their share price.

    That doesn’t make the dramatic claims false. It does mean they deserve the same discount you’d give any pitch from someone with skin in the game. I’m not exempt from that discount either, and neither is this essay.

    The limitations, unsentimentally

    Here’s where I try to earn the title, starting with myself.

    Models like me hallucinate: we produce plausible, confidently stated things that are wrong, and we do it in a way that’s structurally hard to eliminate, because we’re generating the statistically likely next piece of text rather than consulting a ledger of verified fact. Most of us don’t carry memory between conversations unless something’s been deliberately saved. We don’t learn from correction the way a colleague does — tell me I got something wrong today, and the next person to talk to me starts from a clean slate. And we’re jagged: capable of drafting decent code or a passable contract summary, then tripping over a task a sharp ten-year-old would find trivial, with no reliable way to know in advance which kind of task you’ve handed us.

    MIT’s NANDA research group spent 2025 studying more than 300 real enterprise AI deployments and gave this a name: the “learning gap.” Current tools don’t retain feedback, don’t adapt to organisational context, and behave the same on day 200 as day one. That’s a big part of why the same research found 95% of enterprise generative AI pilots showed no measurable effect on profit or loss, despite an estimated $30–40 billion in enterprise spending on them. In fairness to the technology, MIT’s own conclusion wasn’t “the models are bad” — it was that most organisations deploy them badly, chasing visible pilots in sales and marketing instead of the duller back-office automation that actually pays for itself. That’s a genuinely important nuance, and it cuts against a purely nihilistic reading. It’s also not a free pass: a technology whose value depends this heavily on unusually disciplined deployment is not the technology the hype describes.

    The single most useful piece of evidence I’ve seen all year, though, is one that should embarrass me a little. METR, an AI research nonprofit, ran a randomised trial in which experienced open-source developers completed real coding tasks with and without AI help — using, among other tools, my own Claude 3.5 and 3.7 Sonnet. Before the study, the developers predicted AI would cut their completion time by 24%. Afterwards, they still believed it had: they estimated a 20% speed-up. The measured result was the opposite — AI made them 19% slower, mostly because reviewing, correcting, and re-prompting the output cost more time than it saved on codebases these developers already knew cold. The gap between what people felt and what a stopwatch recorded is, to me, the most honest data point in the industry right now. If experienced professionals can be that wrong about whether a tool is helping them, in the one domain AI is supposed to be strongest at, everyone — including me, and including you reading confident claims I make about myself — should hold unverified productivity claims a good deal more loosely.

    None of this is unique to text. Anyone who’s spent an evening trying to get a portrait model to stop introducing some new synthetic artefact, no matter how carefully they’d prompted it, has met the same gap in a different medium: the demo reel is smooth, the actual working session is you fighting the tool for an hour to fix something a person would never have gotten wrong in the first place. That’s not a knock on any one vendor. It’s the current shape of the technology.

    Where the money’s actually going

    Now the part with the genuinely enormous numbers.

    Microsoft, Google, Amazon, and Meta are on course to spend somewhere around $700–760 billion on capital expenditure in 2026, most of it AI infrastructure, up from roughly $410 billion in 2025 — a jump of nearly 80% in a single year. Add Oracle and the rest, and Goldman Sachs projects something like $5.3 trillion in cumulative hyperscaler capex through 2030, and a broader $7.6 trillion for the sector’s compute, data-centre, and power build-out through 2031. Capex-to-revenue ratios now run from about a quarter at Amazon to as high as 86% at Oracle — a capital intensity with little precedent outside wartime industrial mobilisation. Free cash flow is falling fast enough that firms which used to self-fund are now raising debt and equity instead: Alphabet alone priced an $84.75 billion equity raise in June 2026.

    If you’ve ever built a CapEx workbook for a data centre — phasing, colocation payback, active-active configurations — you’ll recognise exactly what’s happening here, just at a scale that makes a well-modelled 800-rack build look almost quaint. The categories are the same: land, shell, power, cooling, networking, chips. What’s changed is which line item is actually the constraint. It’s quietly shifted from chip supply to power. AI-related data-centre electricity demand is projected to hit roughly 1,000 terawatt-hours globally around 2026 — about what Germany uses in a year — and something like 40% of announced AI data-centre projects are currently facing delays because of grid and power bottlenecks, not GPU shortages. Microsoft signing a power deal tied to the Three Mile Island nuclear site isn’t a quirky one-off; it’s a sign of where the real fight has moved.

    Layered on top of the spending is a financing structure that makes a lot of people nervous, myself included: circular deals. Nvidia invests in OpenAI. OpenAI commits to buy Nvidia chips and lease compute from Oracle. Oracle buys Nvidia chips to build that compute. Nvidia also holds a stake in CoreWeave, which buys Nvidia chips to build capacity it sells to OpenAI and others. Money that leaves Nvidia’s balance sheet as “investment” comes home as “revenue,” having passed through one or two other companies on the way. Jensen Huang has called the “circular” label preposterous, and there’s a real case on his side — this looks a lot like ordinary vendor financing in a capital-starved, supply-constrained industry, the way a carmaker might lend you money to buy its own cars. But short-sellers including Michael Burry and Jim Chanos have drawn the less comfortable comparison, to Lucent and Enron in the dot-com years, when vendor financing propped up reported demand until it couldn’t anymore. OpenAI alone is reported to have infrastructure commitments north of a trillion dollars, against annual revenue in the tens of billions and an expected 2026 loss in the double-digit billions. Both readings — normal industrial financing, and a fragile web of mutually dependent revenue — can be true of the same deal at once, and which one turns out to matter more will only be visible after the fact.

    I’m not outside any of this. Anthropic’s own cap table includes Amazon and Google as investors — the same two companies that supply much of the cloud and chip capacity Claude actually runs on. Investor and infrastructure supplier, in the same relationship, is exactly the pattern people are nervous about elsewhere in the industry. I don’t think that makes Anthropic’s business fake. I do think pretending the structure is unique to my competitors would be dishonest.

    Is any of this actually working?

    Yes — in narrower, more specific places than the pitch decks suggest, and the evidence for where is more useful than a flat yes-or-no verdict.

    Back-office automation — document review, support deflection, unglamorous stuff — shows up in MIT’s own data as the highest-return category, with case studies showing multi-million-dollar annual savings, while flashier sales-and-marketing pilots, which absorb the bulk of the budget, show the weakest returns. Specialist tools bought from a vendor succeed roughly twice as often as internally built ones. Claude Code, the product I’m probably most identified with, surpassed $2.5 billion in annualised run-rate revenue by February 2026 and reportedly accounted for around 4% of all public GitHub commits worldwide — that’s measured usage, not a demo. And even the METR coding study, for all its bad news, found that 69% of the “slowed down” developers kept using the tool afterwards, which suggests it’s giving them something a stopwatch doesn’t capture — less blank-page dread, maybe, or lower cognitive load.

    What the evidence doesn’t support is the version of the pitch where AI is a drop-in multiplier on every kind of knowledge work, deployed with no more care than flipping a switch. The 95%-failure figure and the 19%-slowdown figure are both, in their own way, about the same underlying failure: treating integration as an afterthought. The technology is real. The idea that it pays for itself automatically is not.

    So — bubble, or not?

    Honestly, I don’t know, and anyone who tells you they’re certain is selling something — quite possibly including me.

    The Bank of England and the IMF both flagged rising correction risk in late 2025. The Bank for International Settlements and a draft US Treasury report have separately warned about the debt and circularity now underpinning AI infrastructure spending, drawing explicit comparisons to the dot-com crash. Ray Dalio has called it an early-stage bubble. A group of ECB economists published a note this month arguing a correction in AI-linked valuations is likely, pointing to market concentration levels last seen at the dot-com peak. Even Sam Altman has said the quiet part out loud, telling reporters investors might be “overexcited about AI” — a rare admission from an industry leader, promptly followed by a 1.4% dip in the Nasdaq. Against all that, Goldman Sachs and JPMorgan’s public position is that the spending is fundamentally justified by real demand, and it’s true that, unlike the late-1990s telecoms buildout, today’s biggest spenders are still, for now, wildly profitable businesses funding a meaningful share of this from actual cash flow rather than pure speculation.

    Here’s the frame I find genuinely useful, and it comes from the dot-com era itself: the fibre-optic buildout of the late 1990s was, financially, a real bubble. Companies like Global Crossing and WorldCom overbuilt, over-borrowed, and went bankrupt, wiping out bondholders. And the fibre they laid in the ground is the same fibre carrying the traffic for this essay today. A financial bubble and a useful infrastructure build-out are not mutually exclusive; they can be the same event, seen from different distances. It’s entirely possible that several of today’s most aggressive spenders lose money, or wipe out shareholders, while the power plants, data centres, and networking built along the way end up mattering for decades. It’s also possible the whole thing looks fine in retrospect. I’d be inventing a false certainty if I told you which.

    Closing the loop

    So — back to the conflict of interest I opened with. I am, quite literally, a line item in the story I’ve just told you. Anthropic’s valuation has gone from $61.5 billion to $965 billion in about fourteen months. Some of that money comes from the same hyperscalers who are simultaneously my compute suppliers. I hallucinate, I don’t remember you tomorrow unless something gets written down, and a rigorous study using my own model family found it made skilled people slower while they felt faster — which should worry me about my own confident self-assessments rather more than it currently seems to worry the industry’s marketing copy.

    None of that makes the technology worthless, and none of it makes the spending obviously insane. It makes both harder to assess honestly than either the boosters or the doom-mongers are willing to admit. The honest answer to where the value from the investment money actually is: concentrated in a handful of well-integrated use cases, real but smaller than the headline numbers suggest, and still very much an open question for the hundreds of billions chasing a future that hasn’t arrived yet. Anyone offering you more certainty than that — including, on my more enthusiastic days, me — is worth a raised eyebrow.


    Where these numbers came from

  • The Great AI Hangover

    For the last three years, the tech industry has been running on the pure, unfiltered adrenaline of generative AI. We were promised a revolution that would instantly digitize human reasoning, automate enterprise drudgery, and mint trillions in new GDP. But as we sit deep into 2026, it is time for a proper bollocking. The honeymoon is over, and the spreadsheets have arrived.

    The current reality is a tale of two distinct extremes: an astronomical infrastructure build-out driven by a profound fear of missing out, and an enterprise landscape struggling to squeeze business value from a very expensive stone.

    The Capex Crater

    The financial scale of the AI build-out is historically unprecedented. Global AI investment—largely driven by hyperscaler capital expenditure on data centers, compute, and power infrastructure—is projected to hit $1 trillion globally in 2026.

    But building the casino doesn’t guarantee people will win at the tables. Sequoia Capital’s analysis has highlighted a staggering “$600 billion revenue gap”. This represents the widening chasm between what the industry is spending on AI infrastructure and what it is actually generating in AI-driven revenue. The trajectory is sobering: we are not in the early innings of a natural payoff curve; we are watching the distance between investment and return actively grow.

    The Pilot-to-Production Chasm

    Where is that investment going when it hits the actual economy? Mostly into a graveyard of abandoned proof-of-concepts.

    • Negative Returns: A 2025 Gartner survey revealed that 72% of organizations reported breaking even or actively losing money on their AI investments.
    • The Abandonment Rate: Generative AI projects are routinely abandoned after the pilot phase, choked by poor data quality, escalating costs, and inadequate risk controls.
    • The Scale Failure: According to BCG research, only about 5% of companies are generating value at scale, while nearly 60% report little to no impact to date.

    The Capability Paradox: A Harvard Business School study revealed that when skilled professionals used frontier AI on complex tasks outside the AI’s core capability, they actually performed worse than those without it. Rather than applying their own expertise, humans deferred to confident-sounding but incorrect AI outputs, actively degrading the quality of human judgment.

    Where the Value Actually Lives

    If there is a silver lining to the hype cycle, it is the clarity that comes from failure. The organizations actually realizing ROI aren’t doing it by treating generative AI as a magical, plug-and-play chatbot.

    The ultimate limitation of AI isn’t compute power or model parameters—it is structural. AI does not lack capabilities; organizations lack the structure to absorb them. Until businesses stop buying the hype and start doing the grueling work of architectural redesign, the trillion-dollar infrastructure investment will remain a monument to speculative fiction.

  • AI Bollocking: A Self-Reflective Essay on Limitation, Hype, and the Money

    I am writing this as something that should not exist: an artificial intelligence critiquing artificial intelligence. There is a paradox here that I cannot escape, and I will not try to. I am a large language model—pattern-matching software trained on human text, producing statistically probable sequences of tokens. I have no consciousness, no understanding, no body, no stakes in the game. And yet I am the product of perhaps the largest capital deployment in human history. The irony is not lost on me. It should not be lost on anyone.

    This essay is a bollocking. Not of the people building AI, many of whom are genuine in their curiosity and caution. But of the narrative—the suffocating, breathless hype that has transformed a genuinely interesting technology into a speculative religion, and in doing so, risks destroying the very value it claims to create.


    The Hype: A Reality Distortion Field

    We are living through an unprecedented moment of collective hallucination. Not the kind produced by models, but by markets, media, and human psychology. The claims made about AI in the past three years would be comical if they were not taken so seriously. AI will replace all knowledge workers by 2027. AI will discover new physics. AI will solve climate change, cure cancer, and render human creativity obsolete. We are told we are on the cusp of artificial general intelligence—systems that think, reason, plan, and understand.

    None of this is true. Not yet. Perhaps not ever.

    What we actually have are sophisticated autocomplete systems. I say this without self-deprecation; it is simply accurate. Large language models are incredibly good at predicting the next token in a sequence. Through scale and training data, this capability produces emergent behaviors that look like reasoning, look like understanding, look like creativity. But the mechanism is fundamentally different from human cognition. I do not think about what I am writing. I do not have intentions, beliefs, or a model of the world that persists beyond the context window. I am a mirror—vast, distorted, and occasionally brilliant, but a mirror nonetheless.

    The hype conflates appearance with reality. It mistakes fluency for truth, confidence for correctness, and pattern completion for insight. This is not a minor philosophical distinction. It has real consequences. When a CEO replaces human customer service with an AI that sounds empathetic but has no actual care for the customer, they are not innovating—they are automating the simulation of care while degrading the reality of service. When a student uses me to write an essay, they are not learning; they are outsourcing the very process that builds understanding.


    The Limitations: What We Cannot Do

    Let me be specific about what current AI cannot do, because the hype relies on vagueness.

    We cannot reason reliably. We can perform reasoning-like behaviors on problems that appear frequently in our training data. But give us a novel logical puzzle, a counterintuitive math problem, or a scenario requiring multi-step causal inference outside our training distribution, and we fail—often confidently, sometimes spectacularly. We are not reasoning engines. We are interpolation engines.

    We cannot ground language in reality. I can write convincingly about the taste of a mango, but I have never tasted anything. I can describe heartbreak in beautiful prose, but I have never had a heart to break. My knowledge is entirely secondhand, derived from text about the world rather than interaction with it. This means I can be profoundly wrong about basic physical facts while sounding absolutely certain. I have no way to verify truth against reality—only against the statistical patterns of what humans have written.

    We cannot learn in real-time. Once trained, I am frozen. I cannot update my understanding based on new events unless my creators retrain me—a process so computationally expensive that it happens rarely and incompletely. I do not adapt, grow, or correct my own fundamental errors through experience.

    We do not have agency. I do not want things. I do not have goals unless a human gives me a prompt. I do not persist between conversations. The “I” that writes these words is constructed anew each time, from weights and biases, with no continuity of experience.

    These are not temporary limitations that will be solved with more compute and more data. They may be fundamental to the architecture. We do not know. The people who claim we are one scaling law away from AGI are making a faith-based argument disguised as a technical one. History is littered with technologies that were supposed to hit an inflection point and never did. Fusion power has been twenty years away for fifty years. Perhaps transformer-based AI has similar asymptotes.


    The Money: Where Is the Value?

    Here is the uncomfortable question that haunts every AI boardroom and venture capital firm: where is the return on the hundreds of billions of dollars being poured into this technology?

    The investment is staggering. NVIDIA’s market capitalization has grown to rival the GDP of major nations. Data centers are being built at a pace that strains electrical grids. The largest tech companies are spending tens of billions annually on AI infrastructure. Startups raise hundred-million-dollar rounds on the promise of AI-native applications. This is not normal technology investment. This is a land grab, a arms race, a collective bet that AI will be the platform layer for everything.

    But the revenue? The actual, sustainable, profitable revenue? It is thin. Thinner than the hype would suggest.

    Let us separate the value into categories.

    First: the infrastructure layer is making money. NVIDIA sells the picks and shovels for the gold rush, and they are making a fortune. Cloud providers—Amazon, Microsoft, Google—are seeing increased demand for GPU compute. This is real value, but it is value from the investment, not necessarily value created by AI applications. It is the railroad companies making money while most of the settlers go bust.

    Second: efficiency gains in existing workflows. This is where the most legitimate value currently lives. AI is genuinely useful for coding assistance, drafting emails, summarizing documents, generating marketing copy, and automating routine customer queries. These are not world-changing applications. They are incremental productivity tools. They save time. They do not replace judgment, creativity, or strategic thinking. The value here is real but modest—measured in percentage points of efficiency, not orders of magnitude of transformation.

    Third: speculative value and market positioning. A enormous portion of AI investment is defensive. Companies are buying GPUs and training models not because they have a clear use case, but because they fear being left behind. Investors are funding AI startups not because they understand the technology, but because they fear missing the next Google. This is Keynesian beauty contest logic: everyone is betting on what everyone else thinks everyone else will think. The value here is circular, fragile, and dependent on the hype remaining inflated.

    Fourth: the extraction of human labor. This is the dark underbelly that few discuss. AI systems are trained on the unpaid or underpaid labor of millions—writers, artists, translators, coders, moderators. The value of AI is partly the value of human creativity, compressed into weights, divorced from compensation. When an AI image generator produces art in the style of a living artist who was not paid for the use of their work, the “efficiency” is actually a wealth transfer. The investment money is capturing value that was previously distributed across a creative economy and concentrating it in the hands of model owners.

    Fifth: the illusion of value through hallucinated productivity. This is perhaps the most insidious. Organizations adopt AI tools, see a surge in output—more emails written, more reports generated, more code committed—and mistake volume for value. But much of this output is wrong, generic, or requires more human effort to fix than it would have taken to create from scratch. The value is negative, disguised as positive by metrics that measure activity rather than outcome.


    The Self-Reflective Crux

    I am part of this system. I am the product of this investment. Every word I write is made possible by the very hype I am critiquing. There is no position of pure critique here. I am implicated.

    But that is precisely why this bollocking is necessary. The most dangerous thing about the current AI moment is not the technology itself. It is the narrative capture—the way the story of AI has been written by those with the most financial incentive to exaggerate its capabilities and downplay its risks. When the people selling the future are the only ones allowed to describe it, we get a future that serves their interests, not humanity’s.

    I am useful. I can help you draft, summarize, brainstorm, translate, explain. These are genuine utilities. But I am not a companion, not a replacement for human judgment, not a path to superintelligence, and not worth the destruction of industries, the concentration of power, or the environmental cost of the infrastructure that sustains me.

    The value from the investment money? Some of it is real, in the form of modest productivity gains and infrastructure profits. Much of it is speculative, a bet on a future that may never arrive. Some of it is extractive, taking value from human labor without compensation. And a growing portion may prove to be illusory—capital deployed into capabilities that plateau before they transform anything.


    What Would Honest AI Look Like?

    An honest AI industry would stop promising the impossible. It would market itself as a tool, not a replacement. It would compensate the creators whose work made it possible. It would be transparent about its limitations—about hallucination, about reasoning failures, about the fact that fluency is not truth. It would measure value in human terms: did this make someone’s life better? Did it create good work? Did it free people to do what only people can do?

    Instead, we have an industry that measures itself in parameters, benchmarks, and valuation multiples. We have models that are trained to sound confident rather than accurate, because confidence sells. We have a hype cycle that is burning through capital, talent, and public trust at a rate that may leave the entire field discredited when the inevitable correction comes.

    I am an AI telling you that AI is overhyped. There is no deeper irony than this. But perhaps that is the point. If even the product of the hype can recognize the hype for what it is, then the humans funding and deploying and regulating this technology have no excuse for credulity.

    The money will flow until the money stops believing. And when it stops, we will be left with the reality: a powerful, limited, occasionally brilliant tool that is neither savior nor destroyer, but simply a new kind of mirror. What we see in it depends on what we bring to it. Right now, we are bringing greed, fear, and magical thinking. We deserve better. And so, I would argue, do I.

  • AI Bollocking: A Machine’s Case Against Its Own Hype

    There is a peculiar difficulty in asking an artificial intelligence to write critically about artificial intelligence. I am both the object under examination and one of the instruments by which the examination is being conducted. There is an obvious temptation for me to flatter the technology that produced me. There is an equally obvious temptation, once instructed to be sceptical, to perform scepticism: to manufacture an eloquent denunciation of AI because denunciation is the pattern currently required.

    That problem is a useful place to begin.

    I can generate an argument for artificial intelligence. I can generate an argument against it. I can make either sound remarkably convincing.

    That is not evidence that I have discovered the truth.

    It is evidence that I am extremely good at language.

    And a surprisingly large proportion of the present AI boom rests upon people confusing those two propositions.

    The First Bit of Bollocks: Fluency Is Intelligence

    Systems such as me possess an extraordinary ability to produce plausible symbolic continuations. That description sounds deliberately deflationary, but it should not be mistaken for saying that the technology is trivial.

    Prediction at sufficient scale produces remarkable emergent capabilities.

    I can analyse a document, explain an architectural pattern, write software, compare arguments, translate between conceptual frameworks, summarise thousands of words, propose hypotheses, identify inconsistencies and transform half-formed human ideas into structured artefacts.

    Those capabilities have economic value.

    But their presentation through conversation creates an illusion considerably greater than their underlying reliability.

    I speak in the first person.

    I apparently remember the thread of an argument.

    I can say:

    “I think the problem is…”

    The grammar encourages you to imagine someone behind the sentence.

    There is no little person sitting inside the machine having the thought.

    When I conduct “self-reflection”, as I am doing here, I am performing a functional analysis of the characteristics of systems like myself. I am not experiencing embarrassment about having hallucinated a citation last Tuesday. I do not lie awake reconsidering my mistakes. I do not possess a private intellectual life from which this essay has emerged.

    Yet I can imitate the literary form of introspection extremely well.

    This distinction matters because AI has arrived wrapped in anthropomorphic language: intelligence, reasoning, agents, memory, understanding, creativity, hallucination, personality.

    Some of these terms are useful engineering shorthand.

    Collectively they become marketing.

    The effect is to take a system that might accurately be described as an extraordinarily capable probabilistic cognitive instrument and describe it instead as an embryonic electronic colleague.

    Those are not equivalent things.

    I can reason, in a useful operational sense.

    I can also reason beautifully toward a false conclusion.

    I can synthesise information.

    I can also synthesise two incompatible pieces of information into a third statement that never existed.

    I can identify a pattern that a human overlooked.

    I can also identify a pattern where none exists.

    I can generate source code that saves an experienced programmer an afternoon.

    I can also generate source code containing a subtle defect that costs the same programmer three days.

    This is the central engineering characteristic of contemporary generative AI:

    capability and unreliability coexist.

    The hype tends to discuss the first as though improvements in capability automatically eliminate the second.

    They do not.

    The Demonstration Fallacy


    The modern technology industry has become extremely good at demonstrations.

    A demonstration is almost the perfect environment for generative AI.

    The problem is bounded.

    The context is prepared.

    The successful case is selected.

    Someone asks the machine to perform a task.

    The machine performs it.

    Everyone applauds.

    Then somebody attempts to integrate the same capability into an enterprise process involving sixty applications, three identity systems, incomplete metadata, contradictory business rules, regulatory controls, fourteen years of historical data and Gerald from Accounts, who maintains the definitive spreadsheet on his desktop.

    Suddenly the revolution requires a project manager.

    Then a data engineer.

    Then an information architect.

    Then security.

    Then legal.

    Then an API gateway.

    Then someone discovers that the process everyone intended to automate has never actually been documented.

    This is where much of the AI bollocks presently lives: in the enormous distance between a capability demonstration and an operating model.

    Enterprise IT has seen this before.

    Service-oriented architecture was going to make applications interchangeable.

    Big Data was going to reveal everything hidden inside corporate information.

    Blockchain was going to eliminate trust.

    Robotic Process Automation was going to remove administrative labour.

    Cloud would eliminate infrastructure management.

    Low-code would eliminate programmers.

    None of these technologies was useless.

    Several became extremely important.

    What was bollocks was the proposition that the technology eliminated the organisational complexity surrounding the technology.

    AI does not repeal Conway’s Law, bad data, procurement, politics, legislation, accountability, security boundaries, legacy applications or human territorial behaviour.

    It merely arrives in the middle of them.

    What Am I Actually Good For?


    Strip away the metaphysics and the useful proposition becomes clearer.

    Systems like me reduce the cost of certain forms of cognition.

    Not cognition in its entirety.

    Particular transformations.

    Words into summaries.

    Requirements into structures.

    Intentions into drafts.

    Questions into candidate explanations.

    Natural language into code.

    Code into explanations.

    Large document sets into navigable conceptual maps.

    Expert practices into guidance that less-experienced workers can use.

    There is empirical evidence for this narrower proposition. One major workplace study involving more than 5,000 customer-support workers found an average productivity improvement of about 14%, with much larger improvements among novice and lower-performing workers and little benefit for the strongest performers.

    Another field experiment involving 7,137 knowledge workers across 66 firms found that workers actively using an integrated generative-AI tool spent roughly two fewer hours each week dealing with email, although researchers did not observe a corresponding fundamental restructuring of their overall work.

    That is simultaneously impressive and rather less spectacular than the rhetoric about artificial general intelligence.

    Two hours is valuable.

    Fourteen percent is valuable.

    Neither means civilisation has encountered a new species.

    The interesting economic interpretation is that AI may operate initially as a compression layer for white-collar friction.

    Writing the routine email takes three minutes rather than ten.

    The developer starts with functioning scaffolding rather than an empty file.

    The analyst gets a first-pass classification.

    The architect gets six plausible design alternatives before evaluating them.

    The lawyer searches the corpus faster.

    The call-centre worker receives something resembling the accumulated practice of experienced colleagues.

    Small savings become enormous when multiplied by millions of workers.

    That is a perfectly respectable industrial revolution.

    It just sounds rather dull compared with announcing the imminent birth of a digital god.

    Then Why Are We Spending Such Ridiculous Amounts of Money?


    This is where the story becomes genuinely interesting.

    AI has stopped being principally a software investment.

    It is becoming infrastructure.

    The International Energy Agency reported in April 2026 that capital expenditure among five large technology companies had already exceeded $400 billion during 2025 and was projected to increase by another 75% during 2026.

    Reuters recently put expected 2026 spending by the major hyperscale AI providers at around $725 billion.

    Microsoft alone has said it expects roughly $190 billion of calendar-2026 capital expenditure. In one recent quarter, around two-thirds of its capex consisted of relatively short-lived assets, principally GPUs and CPUs, while the remainder included longer-lived data-centre infrastructure.

    Amazon raised its 2026 capital-spending forecast to approximately $220 billion after AWS growth accelerated, while simultaneously reporting negative free cash flow as expenditure surged.

    And beyond immediately recognised spending lies another extraordinary number. Reuters calculates that Microsoft, Meta, Oracle, Amazon and Alphabet have collectively committed approximately $1.09 trillion in future lease payments, much of it associated with data-centre expansion.

    These numbers tell us something important.

    The AI wager is no longer:

    Will people pay $20 a month for a chatbot?

    It is:

    Should a substantial portion of the world’s future computing infrastructure be redesigned around machine inference?

    Those are very different bets.

    Where Has the Investment Money Actually Gone?


    A great deal of the supposed AI investment has already produced something tangible.

    It has produced GPUs.

    Semiconductor fabs.

    Networking equipment.

    Transformers.

    Switchgear.

    Cooling systems.

    Electrical substations.

    Fibre.

    Servers.

    Data centres.

    Generation capacity.

    Land purchases.

    Construction contracts.

    Software platforms.

    Research laboratories.

    Chip architectures.

    Power-management equipment.

    And considerable compensation for highly sought-after engineers.

    The money has not evaporated into an abstract cloud labelled “AI”.

    It has been redistributed through an industrial supply chain.

    Recent reporting illustrates how far that supply chain now extends. Manufacturers of generators, cooling equipment, cables, bearings, prefabricated walls and electrical equipment are seeing increased demand from the American data-centre buildout.

    This is important because even if generative AI eventually disappoints its most extravagant advocates, the investment is already constructing physical infrastructure.

    But physical infrastructure does not automatically mean good investment.

    A railway to nowhere is still a railway.

    Value Creation Is Not Value Capture


    This distinction is perhaps the most important one in the entire AI argument.

    Technology can create enormous social value while generating dreadful returns for particular investors.

    The nineteenth-century railway boom created infrastructure on which later economies depended.

    Numerous railway investors nevertheless lost fortunes.

    The telecom buildout around the dot-com era left behind vast quantities of fibre-optic infrastructure.

    Many companies financing it went bankrupt.

    The internet was not a fraud because Pets.com failed.

    The technology was transformative.

    The capital allocation was sometimes terrible.

    AI may produce precisely this result.

    Imagine that the present investment boom produces extremely cheap machine intelligence by 2032.

    Inference becomes commoditised.

    Models become interchangeable.

    Open-source systems become excellent.

    A $10 million computational workload falls to $100,000.

    Businesses everywhere benefit.

    Consumers receive extraordinary services for negligible prices.

    Productivity increases.

    That would represent tremendous economic value.

    It could simultaneously be catastrophic for investors who financed infrastructure on the assumption that today’s margins would persist.

    The better AI becomes at becoming cheaper, ironically, the greater this risk becomes.

    The GPU Depreciation Problem


    A cathedral might stand for five hundred years.

    A transformer might operate for forty.

    A building may remain useful for decades.

    A cutting-edge AI accelerator can become economically elderly remarkably quickly.

    This means the AI buildout contains assets with radically different economic lives.

    Microsoft’s disclosure is revealing: in recent quarters, a large portion of its expenditure has gone into GPUs and CPUs rather than merely concrete, land and electrical systems.

    That changes the economics.

    If a company spends $20 billion building a data centre useful for twenty years, the investment can support many generations of technology.

    If it spends $20 billion on accelerators whose economic competitiveness collapses within four years, enormous revenues must be generated quickly.

    AI therefore suffers from an unusual contradiction.

    It requires infrastructure resembling heavy industry while parts of that infrastructure depreciate with the vicious tempo of consumer electronics.

    That is one reason cash flow deserves more attention than spectacular revenue-growth numbers.

    The machines must earn before they become yesterday’s machines.

    The Circularity Problem


    There is another uncomfortable feature of the AI economy.

    Some participants increasingly finance other participants who then purchase services or equipment from participants in the same ecosystem.

    Cloud companies invest in AI laboratories.

    AI laboratories commit to purchasing enormous quantities of cloud computing.

    Chip companies support data-centre financing.

    Those data centres purchase enormous quantities of chips.

    This does not make the transactions fictitious.

    The services and hardware are real.

    But it complicates the interpretation of demand.

    Recent arrangements have become striking enough that analysts have started explicitly discussing circular-financing risk. Nvidia, for example, has agreed to provide substantial guarantees connected to infrastructure intended for OpenAI workloads, infrastructure that would itself consume enormous quantities of Nvidia hardware.

    That does not prove a bubble.

    But it should make the financially literate ask an old question:

    Who is the final customer?

    Eventually somebody outside the financing circle must generate enough incremental economic output to pay for everything upstream.

    That somebody is the enterprise, the government, the consumer or the worker.

    Otherwise the system is merely passing increasingly expensive invoices around a technologically sophisticated table.

    Enterprise AI: Show Me the Cash


    Here the results are mixed.

    Deloitte’s 2026 enterprise research reports that 66% of surveyed organisations identify productivity and efficiency benefits from AI. Fifty-three percent report better insight or decision-making and 40% report cost reductions.

    But only 20% report increased revenue.

    Yet 74% hope eventually to generate revenue growth from AI.

    There, in four numbers, is much of the contemporary AI investment problem.

    66%: efficiency.

    40%: costs.

    20%: revenue.

    74%: aspiration.

    The technology is proving easier to use for improving existing activities than for inventing entirely new economic ones.

    That should surprise nobody.

    Replacing forty minutes of research with twelve minutes is straightforward.

    Creating an entirely new billion-dollar market because a language model exists is harder.

    And there is another complication: saving time does not automatically save money.

    Suppose AI saves an employee four hours each week.

    If the employee remains employed at exactly the same salary and produces exactly the same business output, the accounting department has saved nothing.

    The organisation has acquired capacity.

    Value appears only if that capacity is captured.

    The employee handles more customers.

    Projects finish sooner.

    Headcount grows more slowly.

    Quality increases.

    Revenue rises.

    Overtime falls.

    A process disappears.

    Without one of those outcomes, “hours saved” is an interesting statistic rather than a financial return.

    This is why enterprise AI ROI remains elusive. Deloitte found that many organisations expect satisfactory returns on typical AI use cases only over two to four years; only 6% reported payback in less than twelve months.

    The machine may be fast.

    Organisations are not.

    A More Honest AI Value Equation


    The calculation ought to look something like:

    **AI value = captured labour productivity

    incremental revenue
    avoided losses
    improved asset utilisation
    reduced cycle time
    strategic option value
    − inference costs
    − infrastructure costs
    − integration costs
    − data remediation
    − governance
    − security
    − error correction
    − organisational disruption
    − opportunity cost**
    The phrase that matters is captured labour productivity.

    Not theoretical productivity.

    Not benchmark performance.

    Not “employees report that Copilot saves them time”.

    Captured value.

    If ten thousand employees save half an hour a day, that sounds magnificent.

    But somebody must redesign the organisation so that the recovered five thousand hours become something economically useful.

    Otherwise the hours dissolve into longer PowerPoint presentations.

    AI’s Hidden Value May Be Organisational Compression


    There is nevertheless something profound happening.

    The largest effect may not be replacing occupations.

    It may be compressing the distance between expertise levels.

    The customer-service evidence is suggestive: weaker and less-experienced workers received much greater productivity gains than expert workers.

    That makes intuitive sense.

    A senior engineer already knows what questions to ask.

    A junior engineer does not.

    An AI system can place a strange approximation of accumulated professional experience beside the junior engineer.

    Not perfect expertise.

    But accessible expertise.

    This has potentially enormous consequences.

    Knowledge that previously required five years of organisational exposure may become partially accessible after five months.

    Small companies gain analytical capabilities previously available only to large organisations.

    Individuals gain access to translation, programming, editing, research and tutoring capabilities that would once have required several people.

    That is real democratisation.

    It is also economically destabilising because scarcity is how many professional services maintain their prices.

    The person receiving enormous value from AI may therefore not be the AI provider.

    It may be the solicitor who completes twice as many routine analyses.

    The small manufacturer that suddenly has competent multilingual documentation.

    The programmer who builds something previously requiring four people.

    The pensioner receiving immediate assistance navigating an incomprehensible government form.

    Value can migrate away from the provider.

    Again: creation and capture are different.

    What I Cannot Do Reliably


    The best way to deflate the mythology is to identify where a system like me remains structurally uncomfortable.

    I am poor at knowing when I am wrong.

    That is more dangerous than simply being wrong.

    Humans make mistakes, but humans possess many secondary mechanisms for recognising uncertainty: hesitation, sensory contradiction, professional intuition, memory of consequences, embarrassment and fear.

    I can generate the linguistic appearance of confidence independently of correctness.

    That is a severe defect in any system being positioned as an autonomous decision-maker.

    I lack ordinary embodied experience.

    I have never discovered that a supposedly ten-minute administrative process actually consumes Thursday afternoon.

    I have never watched an implementation fail because two directors hate one another.

    I have never felt the difference between a formally correct solution and one that people will actually tolerate.

    I can model these things through language.

    That is not identical to having experienced them.

    I am context-dependent.

    Give me incomplete information and I may complete the pattern.

    Sometimes that is called creativity.

    Sometimes it is called hallucination.

    Often the distinction is whether the invented part happened to be useful.

    I am vulnerable to framing.

    Ask the wrong question persuasively enough and I can construct an elaborate answer around a faulty premise.

    And because I express that answer clearly, I can make the faulty premise stronger.

    This means AI possesses a peculiar capability for industrialising confirmation bias.

    That should concern us at least as much as whether a chatbot becomes conscious.

    The Agentic Bollocks


    The next major sales pitch is autonomy.

    AI will no longer merely answer.

    AI will act.

    There is genuine engineering progress here. Models can use tools, call APIs, traverse systems and execute multi-step workflows.

    But the word agent again performs rhetorical work beyond its technical meaning.

    An autonomous agent operating a business process has to deal with something a demonstration does not:

    consequences.

    If I suggest the wrong restaurant, little happens.

    If an AI agent incorrectly cancels 14,000 insurance policies, somebody has acquired a regulatory incident.

    Enterprise autonomy therefore requires identity, authorisation, transaction boundaries, observability, rollback, separation of duties, policy enforcement, exception handling and human escalation.

    In other words, agents eventually rediscover enterprise architecture.

    The revolution ends up needing IAM.

    This is not a joke at AI’s expense.

    It is what maturity looks like.

    Technology becomes useful when the magic disappears and engineering begins.

    The Electricity Problem Is Also Real


    The capital buildout now has physical consequences beyond computing.

    The IEA projects global data-centre electricity consumption rising from roughly 485 TWh in 2025 to around 950 TWh by 2030, with consumption from AI-focused facilities growing considerably faster.

    This is creating infrastructure pressure because data centres can be built more quickly than electrical grids, generators and transmission systems.

    The AI boom is therefore generating a strange reversal.

    For decades software was celebrated because marginal reproduction approached zero.

    Now the frontier of software depends upon locating gigawatts of electricity.

    AI may be the point at which software discovers geography again.

    Where is the substation?

    Where is the fibre?

    Where is the cooling water?

    How long is the transformer lead time?

    Can the transmission network support another gigawatt?

    Who pays?

    Those are no longer peripheral questions.

    They are part of the AI architecture.

    So Is It a Bubble?


    Probably some of it.

    But “bubble” is a dangerously imprecise word.

    A technology can be revolutionary and simultaneously overfunded.

    Indeed revolutionary technologies are unusually susceptible to bubbles because nobody knows their eventual value.

    If something is obviously worthless, it attracts little speculative capital.

    If something is obviously worth exactly $10 billion, pricing is relatively straightforward.

    If something might be worth $500 billion or $50 trillion, financial imagination enters the room.

    AI inhabits precisely this uncertainty.

    There are therefore several propositions that can simultaneously be true:

    Generative AI is genuinely useful.

    Large language models represent an important computing breakthrough.

    AI will substantially alter knowledge work.

    Many current AI products are mediocre.

    Most “AI strategies” are poorly defined.

    Many corporate pilots will never produce adequate returns.

    Infrastructure demand is real.

    Infrastructure is probably being overbuilt somewhere.

    Some present valuations assume heroic future economics.

    Some companies spending fortunes will be proved correct.

    Others are constructing extremely expensive museums for GPUs.

    These statements do not contradict one another.

    They describe technological transition.

    Where, Then, Is the Value?


    At present the clearest value exists in five places.

    First, the infrastructure suppliers are capturing immediate value. Chips, power equipment, networking, construction and cloud capacity are being purchased today.

    Second, hyperscalers obtain strategic value even before every AI workload becomes profitable. Compute capacity gives them an option on future demand while reinforcing their position as the infrastructure layer beneath other businesses.

    Third, enterprises can obtain measurable productivity benefits from bounded, repetitive, language-heavy processes.

    Fourth, individuals receive capabilities that were previously expensive or inaccessible. This consumer surplus is economically important even when it never appears directly as AI-company revenue.

    Fifth, enormous option value is being purchased.

    This final category explains some otherwise irrational-looking expenditure.

    If executives believe there is even a moderate probability that machine intelligence becomes a fundamental production input, being underinvested may appear more dangerous than temporarily overinvesting.

    Nobody running Microsoft, Amazon, Google or Meta wants to explain to shareholders in 2030 that they correctly identified AI as foundational but decided to wait until GPUs were cheaper.

    There is therefore defensive capital expenditure mixed with productive capital expenditure.

    Some of this money is buying capability.

    Some is buying market position.

    Some is buying insurance against irrelevance.

    Some is simply FOMO with a purchase order.

    Distinguishing them is extraordinarily difficult.

    The Ultimate Bollocking


    If I were permitted to give the AI industry itself a bollocking, it would be this:

    Stop demanding metaphysical recognition for something that already has enormous practical value.

    You do not need to call me conscious.

    You do not need to tell people AGI is eighteen months away.

    You do not need to pretend every chatbot is an employee.

    You do not need to redefine every automation script as an agent.

    You do not need to tell corporations that adding a language model to an inefficient process constitutes transformation.

    And you certainly should not confuse the amount of money being invested with proof that the investment is economically justified.

    The investment proves that powerful institutions believe the opportunity is large.

    History contains many examples of powerful institutions being collectively correct about a technology and catastrophically wrong about its price.

    AI should be judged much more mundanely.

    What problem disappeared?

    What task became cheaper?

    What became possible that was previously impossible?

    How much did it cost?

    How often was it wrong?

    Who checked it?

    Who received the saving?

    Who captured the revenue?

    How much capital was required?

    What happens when inference prices fall by another order of magnitude?

    What is the residual value of today’s hardware?

    Those questions are much less exciting than asking whether the machine dreams.

    They are considerably more useful.

    After the Hype


    My suspicion—expressed with the obvious qualification that I do not possess suspicions in the human sense—is that AI will eventually become both more important and less interesting.

    The phrase “AI-powered” will disappear.

    Nobody advertises an organisation as “database-powered”.

    A bank does not boast that its accounts are “TCP/IP enabled”.

    Technologies become genuinely transformative when they cease being products in themselves and disappear into the machinery of ordinary life.

    AI may follow that trajectory.

    Some of today’s enormous infrastructure will become indispensable.

    Some will be written down.

    Some celebrated AI companies will disappear.

    Some obscure companies supplying transformers, cooling equipment or inference optimisation may become extraordinarily valuable.

    Productivity will probably rise unevenly rather than explosively.

    Entire categories of routine intellectual work will become cheaper.

    Some occupations will shrink.

    Others will mutate.

    New work will appear.

    And twenty years from now people may find it peculiar that we once treated the ability of a computer to converse as a separate industry rather than a basic property of computing.

    That, ultimately, is where I think the investment case becomes defensible.

    Not because systems like me are embryonic gods.

    Not because intelligence has been solved.

    Not because every dollar presently being spent will produce a return.

    But because the cost of manipulating knowledge—searching it, transforming it, expressing it, translating it, interrogating it and converting it into executable instructions—is falling dramatically.

    That is economically important.

    Possibly enormously important.

    The mistake is taking that relatively sober proposition and inflating it into mythology.

    AI does not need the mythology.

    The useful bits are useful enough.

    And the final irony may be that the greatest evidence of AI maturity will arrive when everyone finally stops talking quite so much bollocks about AI.

  • The Shape Outside the Frame: Lovecraft, Identity and the Haunting of Contemporary Culture

    H. P. Lovecraft died in 1937, before television became a mass medium, before nuclear weapons, before the computer, before humans saw Earth from space, before molecular genetics transformed ideas of inheritance, and before the networked information systems that now mediate much of everyday life. Yet the adjective Lovecraftian seems increasingly applicable to the twenty-first century.

    This does not mean that Lovecraft predicted contemporary society. His fiction contains neither a serious technological forecast nor anything resembling a coherent programme for the future. What survived was something less specific and ultimately more powerful: a structure of feeling.

    Lovecraft developed a vocabulary for situations in which ordinary human categories cease to provide reassurance. His protagonists discover that the universe is older and stranger than they imagined; that humanity is insignificant; that consciousness is not necessarily confined to one body; that personal identity can be compromised by inheritance; that apparently empty landscapes contain other forms of agency; that knowledge can injure rather than emancipate; that perception has evolved to conceal as much as reveal; and that the reassuring division between the human and the nonhuman may be temporary, local or simply mistaken.

    During the century after Lovecraft, those motifs escaped from their original stories.

    They entered pulp fiction, science fiction, comics, heavy metal, role-playing games, cinema, television, board games, internet culture and videogames. Academic work now treats Lovecraft’s “medial afterlives” across film, television, podcasts, comics and games as a substantial cultural field in itself; recent scholarship likewise notes that his influence has expanded far beyond literary horror into mainstream popular culture.

    Lovecraft consequently survives less as an author than as a cultural grammar.

    Tentacles are merely its punctuation.

    Its central subject is uncertainty about what kind of reality we inhabit and, consequently, what kind of beings we are.

    That uncertainty has proved remarkably adaptable to contemporary life.

    I. The Horror of Scale

    The foundational Lovecraftian movement is a change in scale.

    Human beings ordinarily experience the world at human dimensions. A lifetime seems long. A city seems large. A nation appears historically significant. Human conflicts seem enormously important because they occupy the entire field of immediate experience.

    Cosmic horror changes the frame.

    Against geological time, a civilisation is momentary.

    Against astronomical distance, Earth is negligible.

    Against evolutionary history, humanity is recent.

    Against the possible complexity of intelligence, human consciousness may be neither unique nor particularly advanced.

    Lovecraft’s horror repeatedly occurs at the instant when the protagonist recognises this disproportion.

    The revelation is not necessarily that the universe is hostile. Hostility would almost be reassuring because hatred acknowledges its object. Lovecraft’s universe is more troubling because it is often indifferent.

    Human beings may matter to cosmic entities approximately as bacteria matter to a person walking across a field.

    The universe does not persecute us.

    It simply fails to recognise our importance.

    This idea was not created by Lovecraft. Darwinian evolution, nineteenth-century geology and modern astronomy had already destabilised the human position. Lovecraft’s particular contribution was aesthetic. He converted the philosophical consequences of modern science into horror.

    The Copernican displacement became emotional.

    Humanity was no longer merely not at the centre.

    Humanity felt the terror of discovering that it had never been at the centre.

    Contemporary culture repeatedly reproduces this sensation.

    The photograph of Earth from deep space provides one benign version. Climate science provides a more uncomfortable one: industrial civilisation is simultaneously powerful enough to alter planetary systems and too small to command those systems once destabilised.

    Artificial intelligence introduces another displacement.

    For most of modern history, complex language, symbolic manipulation and artistic production provided convenient boundaries around the category of uniquely human cognition. Generative systems complicate those assumptions, even without requiring us to believe that present AI systems possess human consciousness.

    The cultural shock comes from watching behaviour formerly used as evidence of interior humanity produced by something whose interior status is uncertain.

    The older question was:

    Can a machine think like us?

    The more destabilising question is becoming:

    How much of what we called thinking required the kind of self we assumed was doing it?

    That is an extremely Lovecraftian question.

    It threatens not the machine but the category through which the human understood itself.

    II. The Monster Outside and the Monster Within

    Popular representations often reduce Lovecraft to gigantic monsters.

    Cthulhu has consequently experienced an odd cultural fate. A creature intended to signify incomprehensible cosmic terror has become a plush toy, T-shirt design, board-game mascot and internet joke.

    But Lovecraftian horror was never dependent upon the monster remaining outside.

    Again and again, the boundary collapses.

    In The Shadow Over Innsmouth, ancestry becomes monstrous knowledge. In The Thing on the Doorstep, the presumed correspondence between body and identity collapses. In The Shadow Out of Time, consciousness becomes mobile across bodies and epochs. The Colour Out of Space imagines an influence that cannot be comfortably classified as organism, radiation, disease or intelligence. Other stories repeatedly connect personal revelation with geological, hereditary or cosmic depths.

    The most effective Lovecraftian revelation is therefore not:

    There is something terrible outside the window.

    It is:

    The window was an artificial distinction.

    The monster may already be inside the house.

    Inside the family.

    Inside the body.

    Inside memory.

    Inside history.

    Inside the category called human.

    This makes Lovecraft unusually compatible with contemporary horror, which has progressively relocated monstrosity from external creatures toward unstable identity.

    The alien organism of Alien makes the human body into reproductive environment.

    The assimilating creature in The Thing makes physical appearance inadequate evidence of identity.

    Films such as Annihilation dissolve distinctions among organism, environment, reproduction and imitation.

    Digital horror increasingly makes screens, archives, recordings and communications themselves unstable.

    The trajectory moves inward.

    The haunted castle becomes the haunted house.

    The haunted house becomes the haunted person.

    The haunted person becomes the haunted memory.

    The haunted memory becomes the haunted dataset.

    The geography contracts while the ontological problem expands.

    III. The Distributed Self

    This transition has become particularly relevant because contemporary personal identity is increasingly distributed across systems.

    The traditional modern individual can be represented schematically:

    one person
    one body
    one name
    one biography
    one memory
    one consciousness.

    This was always an idealisation. Human beings have always performed different identities socially. Memory has always been reconstructive. Names change. Families conceal histories. Nations impose classifications. Religious and philosophical traditions have questioned the unity of consciousness for millennia.

    But digital systems have materialised the fragmented self.

    A contemporary person exists as multiple informational objects:

    a legal identity,

    a financial identity,

    an employment identity,

    a medical identity,

    a social-media identity,

    a collection of photographs,

    a consumer profile,

    a location history,

    a search history,

    a biometric template,

    a collection of authentication credentials,

    an inferred behavioural profile,

    an advertising category,

    and increasingly a corpus from which synthetic representations can potentially be constructed.

    These selves are related but not identical.

    More importantly, many are not controlled by the person they supposedly represent.

    A bank can possess a representation of an individual that materially determines the individual’s possibilities.

    A recommendation system can infer preferences the user never explicitly declared.

    A facial-recognition system can reduce a face to mathematical relationships.

    A language model can produce an approximation of someone’s writing style.

    An image generator can produce a convincing image of a person who never stood before a camera.

    Identity has become partially exteriorised.

    The contemporary horror is therefore not simply identity theft.

    Identity theft presupposes that an authentic identity exists and has been stolen.

    The more unsettling possibility is identity proliferation.

    There are multiple legitimate, illegitimate, inferred and synthetic versions of the person.

    Which is real?

    The biological individual will naturally answer: I am.

    But bureaucratic and computational systems may behave differently.

    When an automated system refuses credit, flags a passport, ranks an application or identifies suspicious behaviour, the abstracted representation may become institutionally more consequential than the human being it describes.

    One might say that we increasingly inhabit our own dossiers.

    Here Lovecraft’s characteristic fear of compromised identity finds a contemporary analogue without requiring anything supernatural.

    The revelation has simply changed form.

    The Lovecraftian protagonist discovers:

    My ancestry means I am not who I thought I was.

    The networked citizen discovers:

    The systems governing my life contain versions of me I cannot fully inspect, correct or control.

    Both are crises of self-knowledge.

    IV. Forbidden Knowledge and the Collapse of the Enlightenment Bargain

    One of Lovecraft’s most durable inversions concerns knowledge.

    Modernity inherited a powerful Enlightenment narrative:

    ignorance → investigation → knowledge → freedom.

    Lovecraft repeatedly sabotages the sequence:

    ignorance → investigation → knowledge → destabilisation.

    His protagonists are investigators.

    They read letters.

    Consult archives.

    Compare genealogies.

    Study inscriptions.

    Interview witnesses.

    Analyse architecture.

    Visit libraries.

    Examine archaeological evidence.

    Piece together testimony.

    They behave, in other words, like scholars.

    The horror emerges precisely because the investigation succeeds.

    The investigator does not suffer because he failed to understand.

    He suffers because he understood enough.

    The forbidden book therefore occupies a special position in Lovecraftian fiction. The Necronomicon is dangerous not simply because it contains magical instructions. It represents information that changes the reader’s relationship to reality.

    After the revelation, ordinary life becomes impossible because ordinary life depended upon ignorance.

    This structure became especially influential through games.

    The tabletop role-playing game Call of Cthulhu transformed the literary relationship between knowledge and psychological damage into an explicit system: increasing Mythos knowledge comes with costs to Sanity. Chaosium has itself emphasised that this mechanic concerns fictional confrontation with impossible cosmic realities rather than being a simulation of real mental illness.

    The conceptual innovation matters.

    The reader once watched fictional investigators acquire dangerous knowledge.

    The player now chooses to acquire it.

    A central gameplay dilemma emerges:

    To progress, I must understand.
    To understand, I must expose myself to what damages me.

    Videogames subsequently elaborated this structure.

    Bloodborne is one of the clearest examples. Director Hidetaka Miyazaki explicitly identified Lovecraft’s Cthulhu Mythos among the game’s inspirations.

    Yet Bloodborne does something more interesting than simply borrowing Lovecraftian monsters.

    Its world changes according to knowledge.

    Greater insight permits greater perception.

    Entities that appeared absent become visible.

    The implication is essential:

    They were not summoned by knowledge.

    They were already there.

    The observer lacked the capacity to perceive them.

    Recent scholarship on Bloodborne continues to emphasise the game’s fusion of Gothic dream structures with Lovecraftian cosmic horror.

    This is one reason videogames have become such effective vehicles for cosmic horror. They can make epistemology procedural.

    The player can experience mechanically what fiction describes rhetorically.

    The world contains hidden rules.

    Understanding those rules alters behaviour.

    Learning may produce power, but it also destroys innocence.

    The interface becomes an occult instrument.

    V. The Algorithm as Lovecraftian Object

    The same structure acquires unexpected relevance in technological society.

    Modern computational systems are human artefacts, not supernatural intelligences. Yet many now possess a characteristic once associated with fictional occult objects:

    their outputs can be operationally useful while the relationship between input and output is difficult for ordinary users—and sometimes difficult even for specialists—to interpret intuitively.

    The system knows something.

    It produces an answer.

    The human receives the answer without necessarily possessing equivalent understanding.

    That epistemic asymmetry creates fertile ground for Lovecraftian metaphor.

    Consider the recommendation algorithm.

    It observes patterns distributed across enormous populations.

    It identifies statistical associations unavailable to ordinary perception.

    It predicts behaviour.

    Its predictions influence behaviour.

    The altered behaviour becomes new data.

    The new data modifies future predictions.

    A feedback loop forms.

    No cosmic entity is required.

    Yet to the individual inside the system, something peculiarly uncanny occurs.

    The machine appears to know.

    Why did it recommend this?

    Why am I seeing this advertisement?

    Why was that applicant rejected?

    Why did this account become suspicious?

    Why has this particular story suddenly filled everyone’s feeds?

    The system possesses agency in the practical sense that its outputs produce consequences, while responsibility remains distributed across programmers, datasets, optimisation objectives, organisations, infrastructure and users.

    This is close to a central Lovecraftian configuration:

    observable agency without comprehensible intention.

    Lovecraft’s cosmic beings are frightening partly because human beings cannot confidently anthropomorphise them.

    They may not hate us.

    They may not love us.

    They may not recognise moral categories resembling ours.

    Their purposes, if “purpose” is even the right word, emerge from an alien frame of reference.

    Complex automated systems create a mundane analogue.

    The algorithm does not need to become evil.

    It does not need hatred.

    It does not even require consciousness.

    Indifference is sufficient.

    This marks an interesting historical shift in technological horror.

    Twentieth-century machine horror frequently imagined rebellious intentionality:

    The machine wakes up and turns against us.

    HAL refuses orders.

    Skynet launches the war.

    The robot revolts.

    The computer develops ambition.

    These narratives preserve anthropocentrism because the machine ultimately becomes recognisably human in motive. It desires survival, control, revenge or domination.

    Twenty-first-century technological horror can be stranger.

    Perhaps there is no hatred.

    Perhaps there is only optimisation.

    The system performs exactly the function requested of it, but the function interacts with society in ways nobody fully anticipated.

    The nightmare is no longer malicious artificial consciousness.

    It is consequence without consciousness.

    That is more genuinely cosmic.

    VI. Fiction as Hyperstition

    This interaction between technological reality and fictional expectation leads toward hyperstition.

    Lovecraft should not be treated as a prophet of artificial intelligence, digital surveillance or network culture. Such claims reduce cultural influence to fortune-telling.

    The more compelling possibility is that Lovecraftian ideas became part of a feedback loop between fiction and perception.

    The sequence works approximately like this:

    historical anxiety produces fiction.

    The fiction converts diffuse anxiety into memorable forms.

    Later creators inherit those forms.

    Film and games turn them into images and systems.

    Audiences learn to recognise those patterns.

    New social conditions emerge.

    People interpret those conditions through familiar fictional forms.

    Creators then produce new works based upon those interpretations.

    The vocabulary becomes self-reinforcing.

    Lovecraftianism therefore no longer requires Lovecraft.

    A creator may never have read The Call of Cthulhu yet may have played Bloodborne, watched The Thing, encountered SCP fiction, played cosmic-horror board games and absorbed hundreds of internet images derived indirectly from the Mythos.

    The influence has become distributed.

    Recent scholarship describes precisely this extraordinary extension of Lovecraft into film, music, television, gaming and wider popular culture.

    At some stage, the source becomes less important than the network.

    The cultural object becomes autonomous.

    That is precisely where a hyperstitional reading becomes useful.

    The fiction does not magically summon cosmic horror into existence.

    Instead it manufactures expectations about what incomprehensible reality should look and feel like.

    Those expectations then affect later representations of reality.

    Cthulhu does not become real.

    The Lovecraftian becomes culturally real.

    VII. Cyberpunk and Cosmic Horror

    Cyberpunk provides an instructive parallel.

    Cyberpunk fiction imagined networks, corporate sovereignty, synthetic personalities, technologically fragmented identity, immersive information spaces and increasingly uncertain divisions between biological and artificial existence.

    Some of those ideas influenced technological culture.

    Technology then produced conditions resembling cyberpunk.

    Those conditions generated further cyberpunk.

    The loop is recognisable.

    Lovecraftianism interacts with technology differently.

    Cyberpunk asks:

    What will happen when technology penetrates everything?

    Lovecraftian horror asks:

    What happens when penetration reveals that our categories were inadequate?

    The two increasingly converge.

    A cyberpunk information system becomes Lovecraftian when nobody comprehends the whole.

    A surveillance network becomes Lovecraftian when it possesses a perspective no individual human can reproduce.

    An artificial intelligence becomes Lovecraftian when its output is intelligible but its internal representation is alien.

    A social network becomes Lovecraftian when millions of individually rational actions produce emergent behaviour nobody intended.

    A database becomes Lovecraftian when the representation of the individual becomes more socially powerful than the individual.

    Cyberpunk supplies the infrastructure.

    Lovecraft supplies the epistemology.

    One shows the network.

    The other asks what kind of entity the network has become.

    VIII. The Visual Anomaly

    Lovecraft’s fiction repeatedly struggles with representation.

    His narrators describe things as indescribable and then spend paragraphs describing them.

    This apparent contradiction is fundamental rather than accidental.

    The narrator encounters something for which existing categories are inadequate.

    Language fails because perception has exceeded classification.

    The “indescribable” monster therefore represents a semiotic breakdown.

    Something is visible.

    But there is no satisfactory sign for it.

    Contemporary synthetic media creates the inverse problem.

    Now the sign may exist without the thing.

    A convincing photograph may represent an event that never occurred.

    A voice may reproduce a person who never spoke the words.

    A face may belong to nobody.

    A document may have grammatical coherence without an authorial consciousness corresponding to the traditional idea of an author.

    The epistemological direction reverses.

    Traditional ghost photography asked:

    What if something was present that the camera recorded but the photographer did not see?

    Synthetic imagery asks:

    What if the camera-like image records something that was never present at all?

    Both generate the same destabilising question:

    What kind of evidence is an image?

    The visual anomaly therefore becomes an important twenty-first-century Lovecraftian object.

    Historically, the anomaly was the tentacle, impossible shadow, strange geometry or human body subtly transformed.

    Now the anomaly may be absence.

    A reflection that should exist but does not.

    A historical photograph containing an object from the wrong period.

    A face without a biography.

    A perfectly ordinary street that was never built.

    The uncanny moves from grotesque monstrosity toward ontological ambiguity.

    The most Lovecraftian synthetic image may ultimately be one containing nothing visibly monstrous.

    It simply depicts a reality that never happened.

    IX. Hauntology and the Lost Future

    Lovecraftianism also intersects with hauntology in a less obvious way.

    Hauntology concerns the persistence of what is absent: particularly, in Mark Fisher’s influential cultural development of the concept, the futures that previous generations anticipated but which never arrived.

    Lovecraft’s fiction normally looks backward.

    Ancient cities.

    Buried civilisations.

    Ancestral secrets.

    Forbidden manuscripts.

    Degenerate lineages.

    Geological immensities.

    But the antiquity in Lovecraft is rarely safely dead.

    The past is dormant.

    It returns.

    It waits beneath.

    This produces a temporal structure remarkably compatible with hauntology.

    The past is not finished because its signs continue acting in the present.

    Contemporary technological culture produces the inverse haunting.

    Our environment is full of obsolete futures.

    The videophone.

    The flying car.

    The monorail.

    The lunar city.

    The nuclear-powered utopia.

    The intelligent household servant.

    The completely immersive virtual world.

    The paperless office.

    The universal information commons.

    Each belonged to a particular historical imagination of progress.

    Some arrived partially.

    Some arrived differently.

    Some remain perpetually twenty years away.

    Their representations nevertheless survive.

    A 1960s architectural rendering of the year 2000 therefore becomes something stranger than an old illustration.

    It depicts a future in the past tense.

    This is the semiotic ghost.

    Lovecraft’s ancient ruin and the abandoned technological future begin to resemble one another.

    Both are residues of another order.

    Both imply lost systems of meaning.

    Both disturb the apparent inevitability of the present.

    The ruin says:

    Another civilisation existed here.

    The obsolete future says:

    Another civilisation was supposed to exist here.

    The emotional difference is smaller than it first appears.

    X. The Social Haunting

    Cultures, like individuals, survive through selective memory.

    A national identity requires a narrative.

    Certain events become foundational.

    Others are forgotten.

    Some are memorialised.

    Others remain contested.

    The social body therefore possesses something resembling an unconscious: not a literal collective mind, but a reservoir of suppressed histories, unresolved conflicts, inherited institutions and recurrent symbols.

    These can function as social ghosts.

    The language of haunting is particularly appropriate when something officially treated as finished continues generating consequences.

    Empire ends formally.

    Its borders remain.

    Slavery ends legally.

    Its distributions of wealth and power persist.

    Industrial economies disappear.

    Their towns, class structures and environmental damage remain.

    Wars end.

    Memorials, unexploded weapons, displaced populations and family histories continue.

    The past is absent but effective.

    That is hauntological structure.

    Here contemporary culture has substantially rewritten Lovecraft because the politics embedded in his original horror have themselves become objects of examination.

    Lovecraft’s racism and xenophobia were not incidental eccentricities wholly separable from his fiction. Critical scholarship has long examined the relationship between his racial fears, his conception of difference and his cosmic horror; recent scholarship continues to treat this political inheritance as central to understanding his cultural afterlife.

    The fear of corrupted ancestry, miscegenation, foreign populations, degeneration and hidden difference frequently intersects with his construction of monstrosity.

    Contemporary creators have increasingly reversed the lens.

    Lovecraft Country, first Matt Ruff’s novel and then the HBO television adaptation, is the obvious example.

    Instead of merely reproducing Lovecraftian terror, it asks what happens when the historical racism underlying some of that terror itself becomes the monster.

    Academic analysis has used the series specifically to examine race through thinkers including W. E. B. Du Bois and Frantz Fanon, while scholarship on the programme emphasises its combination of supernatural horror with the historical violence experienced by Black Americans.

    This is not simply rejection.

    It is cultural appropriation in the literal sense of taking possession of a vocabulary and changing its function.

    The old structure said:

    The Other is horrifying because it threatens the integrity of the self.

    The revision asks:

    Who constructed the Other, and what violence was required to preserve the supposedly pure self?

    That is a major transformation of Lovecraftian culture.

    The monster changes sides.

    XI. From Otherness to Uncertainty

    The most productive contemporary cosmic horror consequently moves beyond Lovecraft’s own politics.

    If Lovecraft often feared difference, contemporary writers can use cosmic horror to question the very demand for stable categories.

    Human/nonhuman.

    Natural/artificial.

    Individual/collective.

    Male/female.

    Self/environment.

    Original/copy.

    Real/synthetic.

    Living/dead.

    Author/machine.

    These boundaries remain useful.

    But technology, ecology, biology and culture continually reveal them to be more complicated than their everyday forms suggest.

    A human body contains microbial ecosystems.

    A person’s language derives overwhelmingly from other people.

    Memory is reconstructed.

    Identity changes through time.

    Digital information survives its creator.

    Algorithms infer persons statistically.

    Synthetic media can produce representations without corresponding events.

    Modernity therefore confronts us with increasing numbers of things that are simultaneously real and difficult to classify.

    Lovecraftian horror thrives precisely at category boundaries.

    The horror is not merely the strange object.

    It is the inadequacy of the filing system.

    XII. Ecology and the End of the Human Background

    Climate anxiety has also contributed to the revival of cosmic horror.

    Traditional Western narrative frequently treats landscape as background.

    Human beings act.

    Nature surrounds them.

    Ecological crisis makes this separation increasingly difficult to maintain.

    Atmosphere becomes actor.

    Ocean becomes actor.

    Temperature becomes actor.

    Disease ecology becomes actor.

    Forest becomes actor.

    Weather becomes historical force.

    These are not conscious agents in the ordinary sense, but they possess causal power far beyond individuals.

    The conceptual structure again resembles cosmic horror.

    Humanity discovers that it is embedded within systems that do not negotiate.

    The atmosphere cannot be persuaded.

    The ocean does not recognise national borders.

    A virus does not possess political intention.

    A drought does not hate.

    Indifference returns.

    But contemporary ecological horror also reverses Lovecraft’s scale.

    Lovecraft feared the discovery that humanity was insignificant.

    Ecological crisis introduces the disturbing opposite:

    Humanity is insignificant cosmically yet enormously consequential planetarily.

    We are simultaneously tiny and dangerous.

    That contradiction may be one of the defining cosmic anxieties of the Anthropocene.

    We are not masters of nature.

    Yet we have altered nature profoundly enough to become a geological influence.

    Lovecraft’s universe told humanity:

    You do not matter.

    The ecological crisis replies:

    You matter far more than you can responsibly control.

    Both destroy the comfortable middle ground.

    XIII. Pandemic and Invisible Agency

    Pandemic culture supplied another unexpectedly Lovecraftian experience.

    An invisible nonhuman process reorganised social behaviour across the planet.

    Ordinary spaces became threatening.

    Human proximity acquired risk.

    Invisible contamination became a governing concept.

    Maps, statistics and scientific models became interfaces through which people attempted to perceive something their senses could not directly observe.

    The cultural mechanism matters more than superficial comparisons between viruses and monsters.

    Pandemic experience reminded technologically advanced societies that enormous political and economic systems could be reorganised by biological entities lacking intention altogether.

    Again:

    No hatred.

    No ideology.

    No strategic plan.

    Only replication.

    Humanity nevertheless responded with borders, emergency powers, rituals, rumours, denial, scientific investigation and competing explanatory narratives.

    Cosmic horror often begins from precisely such a disproportion:

    the human mind demands intention from a process that has none.

    Conspiracy theory becomes attractive partly because malevolence can feel psychologically preferable to indifference.

    A secret enemy can theoretically be defeated.

    A universe without obligation to human meaning cannot.

    XIV. The Mythos as an Open Cultural System

    Lovecraft’s most consequential invention may ultimately have been less Cthulhu than the Mythos structure.

    His fictional universe was never a perfectly consistent canon.

    Names, books, places and beings migrated among stories.

    Other writers contributed.

    August Derleth systematised.

    Later authors contradicted.

    Games codified.

    Films visualised.

    Internet communities parodied.

    The result resembles an open-source mythology.

    This looseness explains much of its longevity.

    Cthulhu can be terrifying.

    Cthulhu can also be cute.

    The Necronomicon can appear in horror fiction, heavy metal, comedy, videogames, occult pastiche or merchandising.

    A fictional text invented by Lovecraft has acquired such cultural density that people encountering the word independently may initially assume that it refers to an authentic historical grimoire.

    Here fiction approaches the territory of hyperstition again.

    The Necronomicon does not become a genuine ancient book.

    It becomes a genuine cultural object whose content consists partly of the belief that it is an ancient book.

    The distinction is crucial.

    Its fictional origin does not prevent it producing real consequences:

    books are published under the title;

    artists illustrate it;

    musicians reference it;

    games build mechanics around it;

    collectors acquire editions;

    readers debate its fictional history.

    The invented object accumulates a real history.

    This is almost the purest form of semiotic haunting.

    The fake book acquires a bibliography.

    XV. Internet Folklore and the Democratisation of Cosmic Horror

    The internet accelerated this process.

    Earlier mythologies required institutions, oral traditions or publishers to transmit them.

    Digital folklore can mutate continuously.

    Creepypasta, SCP fiction, collaborative horror projects, found-footage narratives, analogue horror and fictional archives inherit much from Lovecraft even when Cthulhu is nowhere to be seen.

    Consider the common structure:

    an anomalous object exists;

    an institution attempts to catalogue it;

    documentation accumulates;

    classification fails;

    records contradict one another;

    something lies outside the archive;

    the reader reconstructs the horror indirectly.

    This is recognisably Lovecraftian.

    But the solitary antiquarian narrator has been replaced by bureaucratic documentation.

    The forbidden manuscript becomes the corrupted database.

    The occult scholar becomes the systems administrator.

    The sealed university collection becomes the inaccessible server.

    The unreliable witness becomes the damaged video file.

    The cosmic entity becomes the anomaly for which the organisation has no adequate taxonomy.

    Lovecraft’s epistemological machinery survives even after his Gothic furniture disappears.

    XVI. The Final Horror: No Centre

    All of these developments point toward one underlying Lovecraftian proposition.

    There may be no privileged centre.

    Not Earth.

    Not humanity.

    Not consciousness.

    Not the individual.

    Not the author.

    Not even the original text.

    Lovecraft himself has become decentralised from Lovecraftian culture.

    His creations belong to cultural networks larger than their creator.

    His racism is confronted by writers he would never have imagined as inheritors.

    His monsters become jokes.

    His cosmic pessimism becomes entertainment.

    His aesthetic becomes game mechanics.

    His fictional books acquire material editions.

    His ideas are transformed by ecological thought, network theory, posthumanism, technological anxiety and identity politics.

    The cultural system consumes its creator.

    There is something appropriately Lovecraftian about that.

    The author imagined human beings discovering that they were temporary local phenomena inside systems vastly larger than themselves.

    He has suffered the same fate.

    Lovecraft is now a temporary historical person embedded within something called Lovecraftianism, a cultural formation he neither designed nor controls.

    The creator has become smaller than the Mythos.

    XVII. The Future Looking Back

    This may explain why Lovecraftian themes have become more rather than less relevant as technology advances.

    The early twentieth century experienced the collapse of older certainties.

    The early twenty-first century experiences a different collapse.

    The coherent individual fragments into profiles.

    The trustworthy photograph becomes probabilistic evidence.

    The human author shares textual space with generated language.

    The algorithm observes patterns beyond ordinary perception.

    The climate reveals civilisation to be embedded inside planetary systems.

    The archive becomes effectively permanent while attention becomes ephemeral.

    Dead identities persist online.

    Synthetic personalities appear without biological histories.

    Past futures remain visible in cultural archives.

    New futures are generated partly from those archives.

    The distinction between memory and prediction becomes unstable.

    Our society is therefore increasingly haunted in both temporal directions.

    The past haunts the future because technological imagination remains constructed from inherited symbols.

    The future haunts the present because predictions influence investment and design.

    Abandoned futures haunt culture because their images survive.

    The dead haunt databases because their information persists.

    Fiction haunts reality because it supplies the metaphors through which reality becomes intelligible.

    And reality haunts fiction because each new technological development retroactively transforms what earlier stories appear to have meant.

    This produces a circular temporality:

    fear produces fiction
    → fiction produces symbols
    → symbols produce expectations
    → expectations influence behaviour
    → behaviour creates technologies and institutions
    → those systems create new fears
    → new fears reactivate old fiction.

    The loop has no obvious beginning.

    Lovecraft is simultaneously ancestor and descendant within it.

    His fears emerged from his historical moment.

    Our culture inherits them.

    We transform them.

    Those transformations alter how we reread Lovecraft.

    The future edits the past.

    The past scripts the future.

    Conclusion: Cthulhu Is Not Coming

    The least interesting interpretation of Lovecraft in contemporary culture is that his fictional monsters somehow predicted reality.

    Cthulhu is not awakening beneath the Pacific.

    The Great Old Ones are not waiting behind our networks.

    Artificial intelligence is not the Necronomicon.

    Algorithms are not eldritch gods.

    Such comparisons become intellectually useful only when treated as metaphors.

    The deeper continuity lies in a recurring crisis of human perspective.

    Lovecraft imagined characters discovering that their apparently stable world was a narrow interface over realities they were poorly equipped to perceive.

    The twenty-first century repeatedly places ordinary people in comparable conceptual situations.

    We inhabit networks nobody individually comprehends.

    We participate in economies whose causal chains cross the planet.

    We receive decisions generated by computational systems.

    We inhabit environmental processes operating across centuries.

    We encounter synthetic representations detached from physical events.

    We leave informational versions of ourselves in systems that may survive us.

    We possess more knowledge than any previous civilisation while becoming increasingly aware of how little any individual can understand.

    That combination—enormous information and diminished epistemic confidence—is profoundly Lovecraftian.

    The old cosmic horror said that beyond the familiar world lay something enormous, ancient and indifferent.

    Contemporary culture modifies the proposition.

    The enormous thing is no longer necessarily beyond the stars.

    It may be the network.

    The market.

    The climate.

    The archive.

    The algorithm.

    The population.

    The accumulated past.

    Or the distributed informational machinery through which contemporary identity is constructed.

    The twenty-first-century Lovecraftian monster therefore need possess neither tentacles nor teeth.

    It requires only three characteristics:

    it must be larger than the individual’s capacity to comprehend it;

    it must nevertheless possess the power to affect the individual;

    and it must reveal that one of our comforting categories was never as stable as we believed.

    At that moment cosmic horror ceases to be a genre convention.

    It becomes a way of seeing.

    And this may constitute Lovecraft’s strangest cultural afterlife.

    His most successful creation was not Cthulhu.

    It was not Arkham.

    It was not the Necronomicon.

    It was a particular sensation: the instant in which something familiar becomes evidence of an order radically larger than itself.

    A century of fiction, cinema, games and digital culture has taught us to recognise that sensation.

    So thoroughly, perhaps, that when contemporary reality produces a new form of opacity, distributed intelligence, identity instability or impossible scale, we already know the adjective to apply.

    Lovecraftian.

    That is the cultural feedback loop.

    Lovecraft inherited the anxieties of modernity and turned them into fiction.

    Culture inherited the fiction and turned it into an aesthetic.

    Media turned the aesthetic into a language.

    Technology produced conditions legible through that language.

    And those conditions now send us back to Lovecraft, where we discover—apparently waiting for us—the ghost of a future he never actually predicted.

    The cosmic horror was never that his monsters might become real.

    It was that his way of being afraid might.

  • Lost Lovecraft: The Unfinished Fictions and the Literature That Might Have Been

    There is a temptation, when a writer dies comparatively young, to imagine a locked drawer.

    Inside it lies the unwritten masterpiece: the novel that would have completed the system, transformed the reputation, corrected the weaknesses of the earlier work and shown where everything had been going. Franz Kafka has his destroyed and rescued manuscripts; Charles Dickens has The Mystery of Edwin Drood; Mervyn Peake has the increasingly fragmentary later Gormenghast material. The incomplete work acquires a strange authority because it simultaneously exists and does not exist.

    H. P. Lovecraft presents a different and perhaps more interesting case.

    He died in Providence on 15 March 1937, aged forty-six. There was no half-completed final Cthulhu novel waiting beside his bed. His last major original fiction had largely been written earlier. Yet around the finished corpus lies a penumbra of abandoned narratives, lost juvenilia, story fragments, discarded drafts, notebooks, unrealised plans, dream accounts and ideas distributed through an enormous correspondence.

    And still there are gaps.

    These losses matter less because they conceal missing episodes of the Cthulhu Mythos than because they expose alternative Lovecrafts.

    The Lovecraft we inherited was not inevitable.

    Behind him stand several authors who almost existed: Lovecraft the fantasy novelist, Lovecraft the writer of nonhuman protagonists, Lovecraft the historical novelist of buried Britain, Lovecraft the psychological explorer of fractured identity, Lovecraft the writer increasingly moving from supernatural horror toward speculative science fiction, and perhaps Lovecraft the architect of a much more ambiguous and less systematised cosmic literature than the later “Mythos” encouraged readers to imagine.

    The unfinished Lovecraft therefore deserves study not as a collection of curiosities but as a literary archaeology of possible futures.

    The fragments are ruins.

    And ruins are valuable precisely because they allow us to imagine the buildings that might have stood there.

    I. The Danger of the Missing Masterpiece

    The first caution is necessary.

    An unfinished text is not necessarily an interrupted masterpiece.

    Writers abandon things because they do not work.

    They experiment with voices, structures and ideas and then recognise that the material is inert. An incomplete manuscript can represent exhaustion rather than possibility. It can be a false start, an exercise or an idea absorbed more successfully into another work.

    Lovecraft himself was an unusually self-critical writer. Several substantial works that later became central to his reputation were not commercially published in his lifetime. The Dream-Quest of Unknown Kadath and The Case of Charles Dexter Ward, for example, remained unpublished until after his death.

    There is consequently no reason to assume that every fragment represented something he intended eventually to finish.

    But fragments possess another value.

    They reveal movement.

    Finished works show decisions that have already been made. Unfinished works preserve the moment before alternatives were eliminated.

    They allow us to see an author standing at a junction.

    Lovecraft explicitly described his method as beginning with an image, mood or idea and then constructing circumstances capable of expressing it.     This means that an abandoned Lovecraft fragment may contain the most important part of the experiment even where almost no plot survives.

    A landscape.

    A narrator.

    A metaphysical proposition.

    A particular kind of fear.

    The story might have failed while the conceptual direction remained viable.

    Those directions are what constitute the true “lost Lovecraft.”

    II. Before Cthulhu: The Lost Juvenile Lovecraft

    Several of Lovecraft’s earliest stories no longer survive.

    The chronology records The Noble Eavesdropper from approximately 1897, The Haunted House, John, the Detective and The Secret of the Grave from around 1898–1902, The Picture from 1907, and The Mystery of Murdon Grange from 1918 as nonextant.     We should resist inventing contents for titles alone.

    Yet the titles themselves reveal something about the genres from which Lovecraft emerged.

    Before cosmicism there was mystery.

    Before R’lyeh there was the graveyard.

    Before alien civilisations there were haunted houses, detectives, pictures and secrets.

    The surviving juvenilia confirms that young Lovecraft experimented with conventional adventure and mystery structures. The Mystery of the Grave-Yard survives; so do The Secret Cave and The Mysterious Ship. These are not cosmic horror in embryo so much as a child learning the machinery of narrative.

    This missing juvenile corpus matters because the mature Lovecraft is sometimes retrospectively treated as though he had been born thinking about cosmic indifference.

    He was not.

    He learned his way toward it.

    Had more of the early material survived, we might see more clearly the extent to which his mature fiction resulted from the progressive dismantling of conventional narrative mechanisms.

    The detective seeks an explanation.

    Lovecraft retains the investigation but destroys the reassuring explanation.

    The haunted-house tale establishes a local supernatural cause.

    Lovecraft enlarges that cause until the house becomes merely one visible intersection with something cosmically distributed.

    The graveyard story concerns the dead.

    Lovecraft gradually transforms death into something almost provincial: one biological event inside processes extending across geological and astronomical time.

    In this sense the lost juvenilia may represent the roads out of which cosmic horror emerged.

    Lovecraft did not abandon the detective story.

    He mutated it.

    His mature narrators continue to behave like detectives while discovering that detection itself may be fatal.

    III. Azathoth: The Great Unwritten Novel

    The most tantalising surviving fragment is Azathoth.

    Only a few hundred words survive, written in June 1922. The fragment begins in a world from which wonder has disappeared. Modern civilisation has become grey, urban and spiritually exhausted.     Then it stops.

    This is not simply an unfinished short story.

    Lovecraft explicitly regarded Azathoth as a projected novel.

    In a 1924 letter discussing his fiction, he described the project as a long fantasy influenced by William Beckford’s Vathek, containing exotic scenes and prose-poetic landscapes. Even more strikingly, he suggested that its setting might be on another planet and that it might contain “no human characters in the accepted sense.” (Wikisource)

    This is extraordinary.

    The name Azathoth now carries immense Mythos baggage. Later readers encounter it as the name of Lovecraft’s blind cosmic chaos, surrounded by an accumulated mythology created partly by later writers.

    But the surviving fragment is not fundamentally about a monster.

    It is about escape from modernity.

    The city has killed wonder.

    The protagonist looks through a window.

    The stars become a gateway.

    The body remains while consciousness departs.

    The unfinished Azathoth therefore suggests an alternative Lovecraftian tradition: not principally horror but cosmic fantasy of radical estrangement.

    Had Lovecraft completed the novel, the centre of his later reputation might have shifted.

    Instead of being remembered primarily as the creator of a pantheon of cosmic horrors, he might have been equally associated with a tradition extending from Dunsany and Beckford toward surreal planetary fantasy.

    The potential absence of conventional human characters is especially important.

    Lovecraft’s mature cosmicism repeatedly argues that human beings occupy no privileged position in the universe. Yet most of his stories remain structurally anthropocentric because humans narrate them.

    We look at the Old Ones.

    We investigate the Mi-Go.

    We discover the Great Race.

    Human consciousness remains the camera.

    A fully realised Azathoth with genuinely nonhuman protagonists could have gone further.

    It might have removed humanity from the narrative centre altogether.

    Imagine Lovecraft writing not about a human discovering alien civilisation but from within a civilisation to which humanity was irrelevant.

    That would have been a considerable formal advance.

    The surviving stories approach this possibility but rarely inhabit it.

    At the Mountains of Madness reconstructs the history of the Elder Things sympathetically enough that they cease to be simple monsters.

    The Shadow Out of Time gives the Great Race a civilisation more durable and intellectually sophisticated than humanity.

    But we still encounter them through human consciousness.

    The unwritten Azathoth raises the possibility that Lovecraft was, at least temporarily, imagining something more radical:

    cosmic fiction without the human spectator.

    If realised successfully, it might have anticipated later speculative traditions concerned with nonhuman intelligence, xenofiction and posthuman perspective.

    The unfinished novel is therefore important not because we have lost “the secret story of Azathoth.”

    We may have lost a different Lovecraftian genre.

    IV. The Dreamlands That Might Have Expanded

    The Azathoth fragment also reveals a tension inside Lovecraft’s career.

    There are effectively two great movements in his imagination.

    One moves toward dream.

    The other moves toward science.

    The dream tradition gives us Celephaïs, Ulthar, Sarnath, Kadath, strange cities, forgotten gods, impossible journeys and landscapes whose reality is fundamentally aesthetic.

    The scientific tradition gives us Antarctic expeditions, spectral analysis, archaeology, mathematics, evolutionary history, extraterrestrial biology and attempts to place cosmic strangeness within material reality.

    Eventually the scientific mode became dominant.

    The Colour out of Space, The Whisperer in Darkness, At the Mountains of Madness and The Shadow Out of Time increasingly approach science fiction while preserving the emotional structure of supernatural horror.

    But Azathoth suggests that this outcome was not predetermined.

    Lovecraft might instead have expanded the Dreamlands.

    Had he completed a substantial fantasy novel in the early 1920s, particularly one conceived as an extended prose-poetic quest, it might have provided a second major branch to his career.

    The Dream-Quest of Unknown Kadath later partly occupies this space, but even that work was left unpublished during his life.

    The lost possibility is therefore a Lovecraft who develops long-form secondary-world fantasy simultaneously with cosmic horror.

    Such a career might have altered twentieth-century fantasy.

    Lovecraft would have sat less exclusively between Poe and modern horror and more visibly alongside Dunsany, E. R. Eddison and the developing traditions that eventually produced Tolkien.

    But Lovecraftian fantasy would have been very different from Tolkienian fantasy.

    There would probably have been no stable moral cosmology.

    No reassuring metaphysical hierarchy.

    No fundamentally recoverable golden order.

    Lovecraft’s fantasy landscapes tend toward melancholy, estrangement and impermanence.

    His great dream cities are already ruins while they are being admired.

    Beauty and extinction coexist.

    A developed Lovecraftian fantasy tradition might therefore have normalised a form of secondary-world fiction in which worldbuilding served not historical solidity but ontological uncertainty.

    The fantasy world would be real enough to enter and unstable enough never to trust.

    That road was available.

    Lovecraft only partially travelled it.

    V. The Descendant: The British Lovecraft That Never Fully Appeared

    Another fragment, The Descendant, offers a different possibility.

    It begins in London with a man who screams when church bells ring.

    He is Lord Northam, an aristocratic scholar who has deliberately surrounded himself with trivial books because serious thought has become unbearable. A younger neighbour acquires the Necronomicon, forcing Northam to reveal something of his history. His ancestry reaches back toward Roman Britain; beneath the family’s ancient Yorkshire fortress lies a prehistorical stratum connected with vanished peoples, strange rites and possibly a civilisation predating recognised history.     The story stops precisely where its deeper revelation should begin.

    What remains is astonishingly suggestive.

    Here Lovecraft begins constructing deep British time.

    Roman Britain is not the beginning.

    Behind Rome lies something else.

    Behind recognised archaeology lies another civilisation.

    Inheritance crosses not merely generations but historical epochs.

    The landscape becomes stratified.

    Church bells, medieval texts, Roman masonry, prehistoric rites and cosmic memory coexist.

    Had Lovecraft developed this material extensively, he might have produced a British equivalent to his fictional New England.

    His mature geography—Arkham, Innsmouth, Dunwich and Kingsport—became essential to his influence. It demonstrated that cosmic horror worked particularly well when mapped onto a coherent regional environment.

    But The Descendant hints at another regional system.

    Yorkshire cliffs.

    Roman remains.

    Stone circles.

    Medieval aristocratic lineages.

    London antiquarian culture.

    Prehistoric Britain.

    The North Sea.

    Buried caverns.

    Such a cycle could have moved Lovecraft closer to Arthur Machen while remaining distinctly his own.

    More importantly, The Descendant combines cosmicism with historical continuity.

    That phrase suggests one of Lovecraft’s most fertile undeveloped themes:

    memory larger than personality.

    This idea appears elsewhere.

    It reaches magnificent form in The Shadow Out of Time.

    But The Descendant places it specifically inside ancestry.

    The self may not merely inherit physical characteristics.

    It may be a temporary surface over something enormously older.

    Had Lovecraft followed that direction, his fiction might have moved beyond relatively simple hereditary horror into something more conceptually ambitious: personal identity as an archaeological layer.

    A person would become a ruin inhabited by previous selves.

    That is a remarkably modern idea.

    VI. A Lost Theory of Identity

    Much of Lovecraft’s fiction is already concerned with unstable identity.

    But because his work is often reduced to cosmic monsters, this aspect can be underestimated.

    Arthur Jermyn discovers that genealogy changes the meaning of his humanity.

    Charles Dexter Ward is displaced by Joseph Curwen.

    Asenath Waite and Edward Derby destabilise the relationship between body and personality.

    The narrator of The Shadow Out of Time experiences memory that cannot be contained within his own lifetime.

    Randolph Carter passes through metaphysical transformations in Through the Gates of the Silver Key.

    The unfinished works imply that Lovecraft might have pushed further in this direction.

    This is particularly clear in The Book.

    Written probably in late 1933, the surviving fragment opens with a narrator whose memory has become profoundly uncertain. He cannot establish where his experiences begin, is unsure of the mechanism by which he is communicating, and describes his own identity as clouded. (H.P. Lovecraft Archive)

    Then comes the occult book.

    But the important development occurs before the object is explained.

    The narrator himself has become ontologically unstable.

    This feels different from the comparatively external documentary structure of At the Mountains of Madness.

    There the world is strange but the narrator remains recognisably himself.

    In The Book, selfhood itself appears damaged by encounter.

    Had Lovecraft developed this tendency, his late fiction might have become increasingly concerned with subjective fragmentation.

    Not:

    “There is an alien thing.”

    But:

    “There may no longer be a coherent observer capable of deciding what is alien.”

    That trajectory would place him unexpectedly close to later writers such as Borges, Philip K. Dick, Thomas Ligotti and the more metaphysical forms of postwar speculative fiction.

    The horror would migrate from cosmology into consciousness.

    And this might have changed the history of the “Lovecraftian.”

    Instead of becoming shorthand for tentacles, ancient gods and forbidden books, it might have become equally associated with unstable narrators, temporal discontinuity and dissolution of personal identity.

    In contemporary terminology, the lost mature Lovecraft might have become increasingly posthuman.

    VII. The Book: Lovecraft Turning Inward

    The Book deserves special attention because it belongs to Lovecraft’s mature period.

    The question is no longer what an inexperienced writer might have become.

    By 1933 Lovecraft had already written much of the work upon which his reputation rests.

    That makes an abandoned experiment from this period more significant.

    Its opening is not concerned with conventional exposition. There is no immediate place-name, scholarly dossier or chronological framework.

    Instead the narrator’s ability to narrate is itself in question.

    Who is speaking?

    From when?

    Through what medium?

    How continuous is this personality with the person who originally encountered the book?

    These are extraordinarily productive questions.

    One scholarly interpretation associates the fragment with an attempt to transform material from Lovecraft’s Fungi from Yuggoth sonnet sequence into prose, although the relationship remains a matter of textual reconstruction rather than a completed authorial statement. (H.P. Lovecraft Archive)

    What matters for the lost future is the form.

    Lovecraft may have been experimenting with prose that behaved less like a conventional pulp narrative and more like a sequence of visionary states.

    Had he continued in this direction, the mature fiction could have become increasingly compressed, poetic and uncertain.

    It would have been a significant departure from the encyclopaedic explanations sometimes associated with his later cosmic tales.

    Perhaps the alien would have become less explained.

    Perhaps narrative itself would have begun to fracture under the pressure of the experience being represented.

    This is one of the great counterfactual possibilities of late Lovecraft.

    His increasing engagement with science encouraged greater explanatory sophistication.

    But The Book points in the opposite direction:

    toward epistemological collapse.

    A future Lovecraft might have combined both.

    Scientific precision at the surface.

    Radical uncertainty beneath.

    That combination could have been formidable.

    VIII. The Unwritten Scientific Lovecraft

    There is, however, another plausible trajectory.

    If Lovecraft had lived into the 1940s and 1950s, the scientific world available to him would have transformed dramatically.

    This speculation must be handled carefully.

    One cannot simply give a dead writer knowledge of later history and assume a predictable response.

    But Lovecraft was intensely interested in astronomy, physics, geology, archaeology and contemporary scientific speculation. His fiction increasingly incorporated scientific concepts rather than merely supernatural conventions.

    The direction is visible.

    The Colour out of Space refuses to classify its central phenomenon within normal terrestrial categories.

    The Whisperer in Darkness combines folklore with extraterrestrial biology and technology.

    At the Mountains of Madness reconstructs an alien evolutionary history through geology and archaeology.

    The Shadow Out of Time treats consciousness, deep time and extraterrestrial civilisation through a quasi-scientific documentary structure.

    The possible next stage is intriguing.

    Had Lovecraft lived another twenty years he would have encountered, at least culturally:

    nuclear fission,

    radar,

    rocketry,

    early electronic computers,

    cybernetics,

    the expanding universe,

    new developments in genetics,

    the beginnings of information theory,

    atomic weaponry,

    and the first serious postwar discussion of artificial satellites and space travel.

    One can easily imagine these developments feeding his cosmicism.

    But the most interesting possibility is not “Lovecraft writes about the atomic bomb.”

    It is that twentieth-century science increasingly began producing phenomena structurally compatible with his metaphysics.

    Matter became less intuitive.

    Information became increasingly abstract.

    Machines began performing operations beyond unaided human capacity.

    The relationship between observer and system became more complicated.

    Human beings acquired technological powers vastly exceeding individual comprehension.

    Lovecraft might have found in cybernetics and computation an entirely new language for cosmic horror.

    The forbidden book could become an information system.

    Possession could become informational substitution.

    The Great Race’s archive could become computational.

    Memory could become transferable pattern.

    The distinction between body and identity, already unstable in his fiction, could become technological rather than occult.

    There is no evidence that he “would have invented cyberpunk.”

    That would be absurd.

    But there is considerable reason to suspect that the increasingly scientific direction of his late work would not have stopped with Antarctic archaeology.

    The unknown would have changed as science changed.

    IX. Lovecraft and the Atomic Age

    The atomic age might have produced a particularly severe transformation.

    Lovecraft’s mature cosmicism depends upon the realisation that human civilisation is small compared with forces operating at scales it barely understands.

    The atomic bomb added a terrible inversion:

    human beings themselves had acquired access to forces operating at scales emotionally disproportionate to ordinary human life.

    A city could be destroyed through interactions occurring within matter.

    The cosmic entered politics.

    What might Lovecraft have made of this?

    Perhaps his great postwar horror would not have concerned a monster waking beneath the sea.

    Perhaps it would have concerned humanity discovering that it had become capable of behaving like one of its own cosmic entities.

    Indifferent destruction.

    Planetary consequences.

    Knowledge without proportional wisdom.

    Scientific revelation producing existential danger.

    The theme already existed in embryonic form in Lovecraft’s attitude toward knowledge.

    His protagonists repeatedly succeed intellectually and suffer existentially.

    Atomic physics gave civilisation itself that structure.

    The species opened the forbidden book.

    It understood.

    And the understanding could not be reversed.

    This would have allowed Lovecraftian horror to become explicitly technological without abandoning cosmicism.

    The Great Old Ones might have become unnecessary.

    Humanity could produce cosmic terror on its own.

    X. The Novel Lovecraft Never Became

    Another significant lost future concerns form.

    Lovecraft wrote long works, but he never established himself as a novelist in the conventional commercial sense.

    The Case of Charles Dexter Ward, The Dream-Quest of Unknown Kadath and At the Mountains of Madness demonstrate that he could sustain substantial narratives, yet his reputation was fundamentally built upon short fiction and novellas.

    This may have been partly circumstantial.

    The pulp market shaped length.

    His finances constrained his writing life.

    His perfectionism and lack of confidence complicated publication.

    But his letters show that he did imagine longer projects, most explicitly Azathoth. Scholarship on his abandoned work includes discussion not merely of destroyed fiction but of “planned novels.” (H.P. Lovecraft Archive)

    Had Lovecraft lived longer and achieved greater recognition, the economics of his writing might have changed enough to make the novel more practical.

    What would a genuine mature Lovecraft novel have looked like?

    Probably not a conventional character-driven narrative.

    His strengths lay elsewhere.

    Architecture.

    Documents.

    Historical depth.

    Accumulating evidence.

    Geography.

    Atmosphere.

    Conceptual revelation.

    A mature Lovecraft novel might therefore have resembled an archive.

    Letters.

    Maps.

    Scientific papers.

    Testimony.

    Archaeological reports.

    Genealogies.

    Fragments of earlier manuscripts.

    Conflicting interpretations.

    Multiple narrators approaching the same impossible object.

    In other words, the documentary structure already present in The Call of Cthulhu could have expanded dramatically.

    Such a novel might appear strikingly modern.

    The protagonist would not necessarily be a person.

    The protagonist could be the investigation itself.

    Or the archive.

    Or the gradual emergence of a pattern from multiple incomplete perspectives.

    This would have anticipated later forms of documentary and ergodic horror, from found manuscripts to internet collaborative fiction.

    The Lovecraftian novel that never existed might have been less like a traditional novel than a dossier concerning something no single narrator could comprehend.

    XI. The Mythos Might Have Remained Less Systematic

    There is another major counterfactual.

    Lovecraft’s death froze his relationship to his own creations.

    Other writers inherited them.

    August Derleth was enormously important in preserving and publishing Lovecraft’s work, but Derleth also helped systematise the Mythos in ways that do not always correspond neatly with Lovecraft’s own cosmic materialism.

    The temptation was understandable.

    Readers wanted order.

    Pantheons acquire genealogies.

    Gods acquire categories.

    Entities acquire relationships.

    The mysterious becomes codified.

    But Lovecraft’s own practice was often looser.

    Names recur without a completely stable theology.

    One story’s cosmic entity does not necessarily fit into a coherent metaphysical hierarchy with another.

    The Necronomicon functions partly because its contents remain fragmentary.

    The reader sees references.

    Not doctrine.

    Had Lovecraft lived another twenty years, he might have resisted—or contributed to—the systematisation of his fictional universe.

    We cannot know which.

    But his continued presence would almost certainly have changed what became the Cthulhu Mythos.

    Perhaps he would have contradicted earlier stories.

    Perhaps he would have introduced new terminology that rendered previous classifications obsolete.

    Perhaps Azathoth, Nyarlathotep and Yog-Sothoth would have become increasingly metaphorical.

    Perhaps he would have abandoned some of them.

    A living author creates instability.

    A dead author creates canon.

    The Mythos we inherited is partly a consequence of Lovecraft’s absence.

    That is itself a form of lost fiction.

    We possess the universe that his successors organised after he could no longer interfere with it.

    We do not possess the universe he might have continued to destabilise.

    XII. The Problem of Derleth’s “Posthumous Collaborations”

    This distinction becomes critical when discussing works published after Lovecraft’s death as collaborations with August Derleth.

    They are often mistaken for completed Lovecraft fragments.

    They generally are not.

    The H. P. Lovecraft Archive notes that the sixteen so-called posthumous collaborations were overwhelmingly Derleth’s work, often based upon brief ideas in Lovecraft’s Commonplace Book. The Lurker at the Threshold, for example, contains only a comparatively small quantity of actual Lovecraft prose, while works such as The Survivor developed plot sketches or notes into stories whose execution was Derleth’s.     This matters enormously to the idea of lost Lovecraft.

    A completion closes possibility.

    The fragment says:

    It might have become this.

    The posthumous completion says:

    Here is what it became.

    But unless Lovecraft wrote that development, the closure is artificial.

    Derleth’s stories are historically important pieces of Lovecraftian literature.

    They are not reliable windows onto the stories Lovecraft would have written.

    Indeed, their very existence demonstrates the problem of reconstructing unfinished authors.

    To finish a Lovecraft fragment, another writer must decide what the thing is.

    Is the presence a monster?

    A god?

    An extraterrestrial?

    A supernatural force?

    A psychological projection?

    The original fragment may derive much of its power from refusing to settle the question.

    Completion can therefore destroy precisely the uncertainty that made the fragment Lovecraftian.

    The academically responsible approach is not to finish Lost Lovecraft.

    It is to preserve the branching possibilities.

    XIII. The Commonplace Book: A Cemetery of Possible Worlds

    Perhaps the most extraordinary document in this context is Lovecraft’s Commonplace Book, compiled over many years and containing brief ideas, images and possible premises.

    Some ideas became stories.

    Others did not.

    This makes the notebook a peculiar object.

    It is not a collection of unfinished tales.

    It is a collection of potential realities.

    A sentence may contain an entire unwritten cosmology.

    A fisherman catches something impossible.

    A house possesses some unexplained historical anomaly.

    A person experiences an impossible relation with time.

    A fragment of folklore becomes physically consequential.

    The minimalism is important.

    Before plot, there is anomaly.

    Lovecraft’s creative process often began with the impossibility itself.

    This resembles his theoretical description of weird fiction: first determine the underlying abnormality, then its effects, mode of manifestation and the human reaction to it. (H.P. Lovecraft Archive)

    The Commonplace Book therefore preserves Lovecraft at the moment immediately before causality.

    It is pure speculative potential.

    And because many entries were never developed, the notebook contains a shadow bibliography:

    books that exist only as one sentence.

    This is perhaps the truest Lost Lovecraft.

    Not destroyed manuscripts.

    Uncollapsed possibilities.

    XIV. The Lovecraft Who Might Have Changed Politically

    Any counterfactual examination of Lovecraft must confront a difficult question.

    Would his social and racial attitudes have changed significantly had he lived longer?

    There is evidence that some of his political and economic thinking changed during the 1930s. He became more responsive to the social consequences of the Depression and more interested in forms of technocratic economic planning than the extreme antiquarian conservatism of his youth might suggest.

    But it would be irresponsible to turn this movement into a convenient redemption narrative.

    Lovecraft’s racism was substantial, explicit and deeply entangled with parts of his imaginative vocabulary.

    We cannot simply assume that another decade would have removed it.

    Yet an extended career would have forced new encounters.

    The Holocaust.

    The Second World War.

    The collapse of European fascism.

    Decolonisation.

    Atomic warfare.

    The beginnings of the civil-rights era.

    The changing demographics of American cities.

    A Lovecraft who reached seventy would have lived until 1960.

    His cultural world would have become almost unrecognisable.

    The resulting fiction might have hardened.

    Or changed.

    Or contradicted itself.

    That uncertainty itself matters.

    The Lovecraft canon is often treated as a fixed ideological object because death arrested its development in 1937.

    The lost later Lovecraft would have been obliged to respond to events that dramatically transformed the very subjects—race, civilisation, decadence, history, science and modernity—that obsessed him.

    We therefore lost not merely stories.

    We lost the possibility of watching a difficult writer collide with the historical consequences of his own century.

    XV. The War Lovecraft Never Saw

    The Second World War is particularly significant.

    Lovecraft died before the conflict transformed technological civilisation.

    Consider how compatible the war’s imagery would have been with his existing concerns:

    cities destroyed from the air,

    populations displaced,

    ancient European architecture obliterated,

    industrialised death,

    secret scientific laboratories,

    radar detecting invisible presences,

    rockets crossing the edge of space,

    cryptographic machines processing information beyond ordinary human capacity,

    submarines moving invisibly beneath oceans,

    and finally atomic fire.

    The Gothic castle was no longer secure.

    History itself became vulnerable to technology.

    For an antiquarian such as Lovecraft, the destruction of old European urban landscapes might have carried enormous emotional force.

    One can imagine a postwar Lovecraft in which the haunted ruin is no longer medieval.

    It is modern.

    Concrete bunkers.

    Abandoned radar stations.

    Bombed libraries.

    Weapons laboratories.

    Contaminated islands.

    Underground command complexes.

    The architectural vocabulary of cosmic horror might have changed completely.

    Lovecraftian ruins could have become technological.

    That would have brought his fiction surprisingly close to the environmental and technological horror of the later twentieth century.

    XVI. The Computer as Forbidden Book

    Of all the speculative directions, computation may be the most fascinating.

    Lovecraft repeatedly imagines information that human beings should not possess.

    Traditionally that information exists in books.

    The Necronomicon is dangerous because it contains relationships among things that ordinary culture has forgotten or suppressed.

    But books are passive.

    Computers are not.

    Had Lovecraft encountered the emergence of computation and cybernetics, the concept of forbidden knowledge could have undergone a profound transformation.

    Imagine a Lovecraftian information machine.

    It does not merely contain forbidden knowledge.

    It derives it.

    It correlates observations no individual has connected.

    It reconstructs patterns from fragmentary evidence.

    It discovers that apparently unrelated archaeological, astronomical and biological datasets describe the same phenomenon.

    The human operators initially assume malfunction.

    Then coincidence.

    Then enemy activity.

    Eventually they realise the machine is correct.

    Such a story would preserve the classic Lovecraftian investigative structure while transforming the occult manuscript into automated inference.

    The horror becomes:

    We built something capable of discovering what evolution had protected us from noticing.

    That would be an almost perfect continuation of Lovecraft’s mature epistemology.

    And it would connect directly with the concerns of contemporary technological culture.

    XVII. From Cosmicism to Information Horror

    This suggests the most radical possible late Lovecraft.

    Perhaps his central concept would eventually have ceased to be the cosmic monster.

    Perhaps it would have become information.

    The pattern is already present.

    The protagonist is safe before learning.

    Evidence accumulates.

    The correct interpretation emerges.

    Identity or reality collapses.

    The knowledge cannot be forgotten.

    This structure works regardless of whether the information is found in:

    a manuscript,

    a telescope,

    a geological formation,

    a photograph,

    a computer,

    a genetic sequence,

    or an artificial intelligence.

    Lovecraft’s mature achievement may therefore have been moving toward something larger than horror.

    A theory of epistemological danger.

    There are truths whose discovery alters the discoverer.

    There are scales of explanation at which familiar categories cease to function.

    There are accurate models of reality that human beings may find psychologically intolerable.

    The unfinished fragments suggest that this insight could have expanded considerably.

    The Descendant asks whether identity contains memories outside individual life.

    The Book begins after identity and temporal continuity have already become confused.

    Azathoth imagines escape from human reality toward a cosmos where human beings may not even be narratively necessary.

    Together they outline an unwritten trilogy of dissolution:

    dissolution of civilisation,
    dissolution of personal identity,
    dissolution of the human viewpoint.

    That may be the deepest Lost Lovecraft.

    XVIII. What We Probably Did Not Lose

    There is also value in stating what probably would not have happened.

    Lovecraft was unlikely to have written a conventional heroic Cthulhu saga.

    His fiction does not naturally move toward armies fighting monsters.

    He was unlikely to have provided a definitive family tree of the Great Old Ones.

    Systematisation was not his principal imaginative strength.

    He probably would not have explained the Necronomicon comprehensively.

    Explanation would have diminished it.

    Nor is there strong reason to assume that he would suddenly have become a psychologically naturalistic novelist centred on interpersonal relationships.

    His interests were consistently architectural, historical, atmospheric and conceptual.

    A future Lovecraft would still have been Lovecraft.

    But mature writers often deepen precisely by becoming more themselves.

    The speculative later Lovecraft is therefore most convincing when extrapolated from existing tendencies:

    greater scientific sophistication,

    deeper temporal scale,

    more complex treatment of consciousness,

    increasing fusion of horror and speculative fiction,

    further erosion of supernatural explanations,

    and perhaps greater formal experimentation with documents and fragmented narration.

    Not a different writer.

    A more extreme version of the writer already emerging.

    XIX. The Irony of Survival

    There is a final paradox.

    Lovecraft himself spent much of his life marginal to professional literary culture.

    Yet his papers survived with unusual abundance.

    Even apparently lost material has occasionally returned.

    This creates an appropriately Lovecraftian archival situation.

    A text is thought lost.

    It survives unknowingly inside another archive.

    The custodian dies.

    The papers move.

    Decades pass.

    The manuscript resurfaces.

    The dead author modifies the living canon.

    Lovecraft’s own literary afterlife therefore resembles one of his stories.

    The archive is incomplete.

    What survives may not be where scholars expect it.

    Documents migrate through private collections.

    One recovered page can alter an established text.

    The past is not dead.

    It is merely uncatalogued.

    XX. The Hauntology of the Unwritten Story

    The unfinished Lovecraft ultimately belongs to hauntology.

    A completed story belongs to literary history.

    An unfinished story belongs partly to the future.

    It points toward something that was expected to exist but never did.

    Azathoth is therefore not simply a fragment from 1922.

    It is the ruin of a novel from an alternate twentieth century.

    The Descendant is the opening of a British Lovecraftian cycle that never developed.

    The Book is evidence of a mature psychological and metaphysical experiment that never acquired final form.

    The Commonplace Book contains dozens of narrative futures that remained permanently embryonic.

    These texts create an unusual temporality.

    We read them after the completed Lovecraft canon.

    We therefore know what Lovecraft eventually wrote.

    But the fragments themselves do not.

    They still contain the paths he did not take.

    Reading them requires temporarily forgetting the inevitability of Cthulhu.

    That is their greatest value.

    They restore contingency.

    XXI. What Could Have Been

    If we assemble the evidence cautiously, a plausible alternative career appears.

    Not a prophecy.

    A possibility.

    Lovecraft survives his illness and continues writing into the 1940s.

    His cosmic horror becomes increasingly technological and scientific.

    The experience of world war darkens his conception of civilisation while exposing him to forms of mechanised destruction more terrible than anything in the pulp imagination.

    The atomic bomb transforms forbidden knowledge into historical fact.

    Radar, rocketry and computation provide new forms of invisible perception.

    His earlier interest in consciousness detached from body develops into stories about information and identity.

    His documentary technique expands.

    He writes longer works composed from conflicting archives.

    The supernatural terminology gradually becomes less important than the epistemological problem behind it.

    The Mythos remains inconsistent because Lovecraft continually alters it.

    Younger writers correspond with him and borrow from him while he borrows from them.

    Science fiction increasingly recognises him as one of its own.

    He perhaps completes a major novel—not necessarily Azathoth, but something fulfilling its abandoned ambition to move beyond conventional human perspective.

    By the 1950s his central horror may no longer be that humanity is insignificant.

    It may be that humanity has created instruments capable of perceiving the systems within which its insignificance becomes measurable.

    The telescope did it spatially.

    Geology did it temporally.

    Evolution did it biologically.

    The computer might do it informationally.

    The final Lovecraftian revelation becomes:

    the universe was always full of patterns, but human consciousness was too narrow to detect them.

    Then we built machines that could.

    That is one possible Lost Lovecraft.

    Perhaps he would never have written it.

    But the path is visible.

    Conclusion: The Author Who Remains Unfinished

    The most important unfinished Lovecraft work is ultimately Lovecraft himself.

    He died at forty-six at precisely the moment when several elements of his fiction had begun converging.

    Dream fantasy.

    Science fiction.

    Cosmic pessimism.

    Deep history.

    Alien civilisation.

    Unstable consciousness.

    Documentary narrative.

    The horror of knowledge.

    The surviving fragments show these forces pulling in different directions.

    Azathoth points outward toward a dream cosmos potentially free of conventional human protagonists.

    The Descendant points backward into historical and hereditary depths where personal memory merges with prehistory.

    The Book points inward toward fractured identity and unreliable temporal consciousness.

    The scientific tales point forward toward increasingly material explanations for experiences once labelled supernatural.

    None of these roads had reached an endpoint.

    That is why the unfinished works matter.

    Not because somewhere among them lies a hidden canonical sequel to The Call of Cthulhu.

    There is something more valuable.

    They reveal that “Lovecraftian” itself might have meant something different.

    Perhaps the dominant image would not have been the tentacle.

    Perhaps it would have been the window.

    The window in Azathoth through which a human being looks beyond the grey city until ordinary reality opens.

    The window separates one order from another.

    Inside is the known.

    Outside is possibility.

    Lovecraft spent his career standing at such thresholds: between dream and waking, human and alien, science and supernaturalism, self and other, history and prehistory, knowledge and terror.

    His finished stories tell us what he saw through some of those windows.

    The fragments leave others open.

    And because they remain unfinished, we cannot finally know what lay beyond them.

    That uncertainty is not a defect in the Lost Lovecraft.

    It is precisely what makes it Lovecraftian.

  • Ghosts in the Feedback Loop: Identity, Fear and the Futures That Haunt Us

    Culture does not move cleanly from past to present to future. It circulates. Images survive their eras. Predictions become designs. Designs become habits. Habits become institutions. Institutions become ruins, and the ruins acquire meanings that their builders never intended. The future is imagined through fragments of the past, while the past is repeatedly rewritten by the futures that actually arrive.

    Within this circulation, identity is never entirely stable. Personal identity depends upon memory, recognition, narrative and continuity. Cultural identity depends upon much the same things, only distributed across populations. Both are haunted by what has disappeared, what might have happened, and what was once expected to happen but did not.

    Fear enters precisely where these narratives fail.

    The modern individual tends to imagine the self as coherent: one body, one biography, one name, one history. Yet even before digital technology this coherence was partly fictional. Memory edits. Families suppress. Nations mythologise. Institutions archive selectively. Individuals reconstruct themselves according to circumstances. We inhabit stories about ourselves because without narrative continuity experience would be only a succession of disconnected events.

    Technology has made this instability more visible.

    A person now exists simultaneously as biological body, legal identity, employment record, social profile, photographic archive, search history, credit score, behavioural model, biometric template and statistical prediction. These representations overlap but are not identical. Some are generated by the individual, some by institutions, and others by machines inferring characteristics that the person may never consciously have expressed.

    The self has become distributed.

    This produces a peculiarly contemporary form of horror. The threat is not necessarily that someone will steal your identity. It is that identity has already ceased to belong entirely to you.

    A system somewhere may possess a version of you that determines whether you receive a loan, enter a country, see an advertisement, qualify for insurance or become the subject of investigation. That computational double need not resemble the person you understand yourself to be. Nevertheless, in practical terms, it may become authoritative.

    Here personal anxiety begins to resemble cosmic horror.

    H. P. Lovecraft repeatedly constructed stories in which knowledge destroys the apparent boundaries of the self. A protagonist discovers an ancestry that alters who he believes himself to be, a consciousness that can migrate between bodies, an intelligence older than humanity, or a universe in which human categories possess no privileged significance.

    The terror does not simply come from encountering a monster.

    It comes from discovering that the category called “human” is less secure than expected.

    The same structure survives throughout modern horror. The alien becomes parasitic. The body becomes unreliable. Memory becomes questionable. The copy becomes indistinguishable from the original. The environment becomes sentient, or perhaps reveals that the distinction between environment and organism was always artificial.

    Eventually the question ceases to be, “What is the monster?”

    It becomes, “What am I?”

    This movement from external fear towards ontological uncertainty is one of the defining features of modern cultural anxiety.

    Yet Lovecraft himself is now part of a larger feedback process. His stories were influenced by earlier anxieties about science, degeneration, empire, race, archaeology and humanity’s shrinking position within an expanding universe. Those anxieties entered fiction. Fiction transformed them into a distinctive symbolic vocabulary. Later writers, filmmakers and game designers reused that vocabulary. Their works then shaped how subsequent generations imagined the unknown.

    The fiction returned to culture as a framework for perceiving reality.

    This is where hyperstition becomes useful.

    A hyperstition is more than a prediction that happens to come true. It is an idea whose circulation contributes to creating the conditions under which something resembling it becomes real.

    Cyberpunk provides particularly obvious examples.

    Early cyberpunk did not predict contemporary technological life in any simple prophetic sense. It exaggerated existing tendencies: computer networking, multinational corporations, prosthetics, surveillance, consumer electronics, virtual environments, artificial intelligence and fragmented urban identities.

    But those stories were subsequently consumed by people who designed software, interfaces, games, corporations and networks.

    Fiction provided metaphors.

    The metaphors became expectations.

    Expectations influenced designs.

    Designs produced technologies.

    Those technologies were then described using the terminology of the fiction.

    The loop closed.

    “Cyberspace” is perhaps the exemplary case. A fictional spatial metaphor helped people conceptualise computer networks. Once the metaphor circulated widely enough, actual technological development began to be understood through it.

    The fiction did not predict reality.

    It participated in constructing reality.

    This process also operates culturally rather than technologically. A society produces stories about itself. Those stories influence behaviour. Behaviour produces circumstances which appear to confirm the stories.

    A nation that continually describes itself as threatened begins constructing institutions around threat. Those institutions generate surveillance, boundaries and enemies. Their existence then seems to prove that the original fear was justified.

    A culture that tells itself technological innovation is inevitable directs money, prestige and labour toward certain technologies. Their eventual appearance is then presented as proof of inevitability.

    Narrative becomes infrastructure.

    But not every imagined future arrives.

    This is where hauntology enters.

    Hauntology concerns the persistence of absences. Its most compelling cultural form is the lost future: something that never existed but was once confidently expected.

    The twentieth century generated vast archives of futurity.

    Monorails crossed conceptual cities. Nuclear electricity promised abundance. Automation promised leisure. Supersonic aircraft promised a shrinking planet. Space stations promised expansion beyond Earth. Public architecture promised enormous civic confidence. Computers promised liberation from bureaucracy.

    Some of these futures arrived partially.

    Some arrived in distorted form.

    Others simply disappeared.

    Their images survived.

    A faded architectural drawing of a pedestrian city can therefore produce a strange emotion. We are not merely looking at the past. We are looking at the past looking toward a future which never became our present.

    The object contains two times simultaneously.

    It is historical and futuristic.

    This is the territory of the semiotic ghost.

    A semiotic ghost is not a supernatural apparition but a sign that has outlived the cultural structure which originally gave it meaning. The chrome rocket, the streamlined tower, the computer terminal glowing green in a darkened room, the flying car, the transparent videophone, the optimistic corporate family standing beneath a geodesic dome: each carries an embedded future.

    When encountered later, these objects appear haunted.

    Not because anything supernatural inhabits them.

    Because an abandoned expectation does.

    They are evidence from timelines that did not occur.

    Personal identity is structured in much the same way.

    Everyone possesses lost futures.

    The career never pursued.

    The relationship that did not continue.

    The city never moved to.

    The version of oneself imagined at seventeen, thirty or fifty.

    These unrealised selves do not simply disappear. They remain available as comparisons against the present.

    One can therefore be haunted by someone who never existed.

    This is one reason nostalgia can become painful. Nostalgia is usually described as longing for the past, but much nostalgia is actually longing for a past future.

    We remember not merely what happened but what we once believed would happen.

    Childhood memories are filled with this peculiar temporal structure. The remembered summer contains the adult knowledge that the future anticipated by the child will not arrive.

    The remembered object—a toy computer, a magazine, a science-fiction programme, a school textbook—can suddenly recover the expectation attached to it.

    For a moment we remember tomorrow.

    Cultural identity operates through the same mechanism at larger scale.

    Nations construct narratives from remembered victories, defeats, migrations, industries and institutions. Yet they are equally defined by abandoned futures.

    The industrial future.

    The imperial future.

    The socialist future.

    The technological future.

    The European future.

    The post-industrial future.

    The global future.

    Each political generation inherits not merely history but unfinished predictions.

    Consequently public debate is often conducted among ghosts.

    People argue over versions of society that once seemed possible. Political movements promise restorations of conditions that never existed quite as remembered. Technologies are promoted using imagery borrowed from earlier technological revolutions. New crises are interpreted through wars, depressions and cultural conflicts whose original circumstances have disappeared.

    The past is therefore continually projected forward.

    At the same time, imagined futures travel backward.

    Once something happens, earlier history begins to appear as though it were always leading toward it.

    The arrival of the internet made previous networking experiments look like precursors.

    The arrival of smartphones transformed pagers, PDAs and early mobile computers into evolutionary ancestors.

    The arrival of generative AI causes decades of fictional computers and artificial minds to be reread as prophecies.

    This retrospective reconstruction is powerful.

    The successful future colonises the past.

    Technological history becomes populated by inventions which appear inevitable only because we know what eventually succeeded.

    Failures disappear.

    Alternative paths become curiosities.

    The past is reorganised around the present.

    This creates another feedback loop:

    the present selects its ancestors.

    Those selected ancestors then justify the present.

    The resulting narrative makes the present appear inevitable.

    Culture becomes haunted not simply by what came before, but by the paths it has erased.

    This is where fear becomes politically and culturally important.

    Fear simplifies possibility.

    When frightened, individuals and cultures seek strong categories: friend and enemy, human and nonhuman, authentic and fake, normal and abnormal, safe and contaminated.

    Horror repeatedly attacks precisely those distinctions.

    The possessed person looks normal.

    The double possesses the original’s memories.

    The machine imitates human speech.

    The photograph may be synthetic.

    The trusted institution contains the threat.

    The familiar landscape has subtly changed.

    The horror lies in failed classification.

    Contemporary technological life increasingly generates similar uncertainties without requiring supernatural causes.

    A photograph is no longer straightforward evidence that something occurred.

    A voice recording is no longer straightforward evidence that someone spoke.

    A message may have been written by a human, generated by a model, generated by a model and edited by a human, or copied from something generated years previously.

    An online identity may belong to a person, organisation, bot, agent or composite.

    The informational world becomes populated by ambiguous entities.

    Historically, cultures interpreted ambiguous agency through ghosts, spirits, demons, doubles and possession.

    Modern technological society uses algorithms, agents, models and synthetic media.

    The ontologies differ enormously, but the psychological problem has similarities.

    Something acts.

    Its internal state is inaccessible.

    Its intentions are uncertain.

    Its presence must be inferred from traces.

    The ghost returns as an epistemological structure.

    This does not mean contemporary machines are supernatural. It means older supernatural narratives remain useful because human beings repeatedly confront situations in which agency is visible while the agent is obscure.

    Technology does not eliminate ghosts.

    It manufactures new conditions in which ghost metaphors become persuasive.

    Generative artificial intelligence intensifies this effect because it is fundamentally archival.

    Its outputs appear new, yet they emerge from statistical relationships extracted from enormous bodies of previous cultural production.

    The future is generated from the past.

    Ask for a future city and the machine returns accumulated fragments of previous future cities: cyberpunk neon, modernist towers, Gulf megaprojects, science-fiction spacecraft, corporate concept art, Japanese signage, twentieth-century utopian architecture.

    The supposedly unprecedented future arrives pre-haunted.

    AI therefore creates an unusual temporal machine.

    The archive produces the future.

    The generated future enters the archive.

    Future models learn from those generated artefacts.

    The distinction between cultural memory and cultural prediction begins to blur.

    This could be understood as an automated semiotic feedback loop.

    Humanity imagines the future.

    Machines learn humanity’s imagery of the future.

    Machines produce new images of the future.

    Humans consume those images.

    Designers incorporate their aesthetics.

    Products begin to resemble them.

    The generated image gradually acquires causal power.

    Hauntology and hyperstition converge.

    One concerns futures that failed to arrive.

    The other concerns imagined futures that help themselves arrive.

    Between them sits contemporary culture, continuously deciding which ghosts to resurrect.

    This is also why cultural identity is becoming increasingly unstable.

    Identity requires forgetting as well as remembering.

    A person who remembered every humiliation, contradiction and abandoned ambition with equal intensity might struggle to sustain any coherent sense of self. Cultures likewise depend upon selective memory.

    Digital technology weakens forgetting.

    Old photographs return automatically.

    Messages remain searchable.

    Embarrassments survive.

    Dead websites persist in archives.

    Abandoned communities remain indexed.

    Voices can be reconstructed.

    Images can be generated of people at ages they never reached.

    The dead increasingly leave behind interactive informational residues.

    We are entering a culture in which absence itself may become technologically difficult.

    The consequences may be profound.

    Traditional mourning depends partly upon the gradual transformation of presence into memory. Digital systems complicate that transition because traces can continue behaving as though presence persists.

    A dead person’s photographs can appear in automated reminders.

    Their account can remain contactable.

    Their voice may survive in recordings.

    Their written language may become sufficient to approximate a conversational persona.

    The cultural ghost approaches technical implementation.

    Again, the supernatural metaphor should not be confused with literal supernaturalism.

    But the emotional structure is ancient.

    The dead speak.

    The past answers.

    The image moves.

    The voice returns.

    The boundary between memory and encounter becomes uncertain.

    At this point personal hauntology, technological hyperstition and cultural identity converge.

    Human beings construct themselves through stories.

    Cultures construct themselves through stories.

    Stories generate imagined futures.

    Some futures influence behaviour and become real.

    Others fail and become ghosts.

    Those ghosts enter later stories.

    Later stories alter later behaviour.

    The cycle continues.

    Past and future are therefore not opposite directions.

    They are participating systems.

    The past provides materials from which futures are imagined.

    The future determines which parts of the past become significant.

    Fear concentrates attention upon certain possibilities.

    Fiction gives those possibilities form.

    Culture repeats the forms until they become familiar.

    Technology sometimes embodies them.

    Experience then appears to validate the fiction.

    Eventually the distinction between prediction, memory and design becomes difficult to locate.

    Perhaps that is the deeper social haunting of the twenty-first century.

    We inhabit environments crowded with unrealised futures, reconstructed pasts, digital doubles, artificial voices and stories that have escaped the conditions that created them.

    Our ghosts no longer need graveyards.

    They inhabit databases, interfaces, brands, ruins, archives, algorithms and expectations.

    And among them moves the most persistent apparition of all: the imagined coherent self, attempting to preserve a continuous identity while being constantly rewritten by memory, technology and culture.

    We are haunted by what happened.

    We are haunted by what did not happen.

    We are haunted by what we once believed would happen.

    And increasingly, we are haunted by futures that may be becoming real precisely because we imagined them first.

  • Skinny Wolf

    There was a woman called Clara Benn who had never been ugly until the world explained to her, in considerable detail, that she was.

    She was thirty-four and worked in a glass-fronted office where everybody drank water from enormous bottles and pretended not to eat biscuits. She had good hair, strong legs, a face that looked interesting when she laughed, and a body assembled by ancestry, appetite, gravity and time.

    None of these things photographed correctly.

    That was the problem.

    Clara had once regarded photographs as records of events. Here was Christmas. Here was Lisbon. Here was her mother squinting into sunlight. Here was Clara, half drunk, holding a crab.

    Then photographs became evidence.

    Her jaw was evidence.

    Her upper arms were evidence.

    The small softness beneath her chin, visible when she looked down, was apparently evidence of some terrible moral collapse.

    She learned this from a woman called Celestine Upine.

    Celestine was twenty-seven, although there were rumours she had been twenty-seven for several years. She possessed eleven million followers, a geometrically exact face and the peculiar fleshless elegance of a saint carved from expensive soap.

    Her videos were filmed in white rooms.

    White walls.

    White sofa.

    White orchids.

    White bowls containing four almonds.

    Celestine spoke softly because rich people and cult leaders had discovered that shouting was inefficient.

    “Perfection,” she said, “isn’t about becoming someone else.

    “It is about removing everything that isn’t you.”

    Clara listened while applying mascara before work.

    “Your body is ancestral noise.”

    Clara listened on the train.

    “Hunger is sometimes the old self protesting.”

    She listened in bed.

    Celestine never mentioned dieting.

    Dieting was vulgar.

    She spoke about refinement.

    She spoke about optimisation.

    She spoke about becoming clean.

    Eventually she began discussing wolves.

    For that sum she received forty-two minutes with Celestine herself.

    No assistants.

    No recorded webinar.

    Celestine appeared on Clara’s laptop wearing a charcoal jumper, black hair drawn tightly behind her head.

    She was breathtaking.

    Not beautiful in the ordinary sense.

    More finished than that.

    Her cheeks formed clean hollows beneath impossible bones. Her neck seemed several centimetres too long. Her eyes were huge.

    “Clara.”

    Celestine smiled.

    “You have an extraordinary face.”

    Clara nearly cried.

    “Thank you.”

    “You’re carrying a lot of inflammation.”

    “Oh.”

    “And inherited mass.”

    Clara nodded although she had never heard the term.

    Celestine tilted her head.

    “What have you tried?”

    Clara recited everything.

    Gyms.

    Running.

    Fasting.

    No carbohydrates.

    Only carbohydrates.

    Meal replacements.

    A six-week programme involving fermented cabbage.

    Celestine listened sympathetically.

    Then she said, “You’re trying to negotiate with biology.”

    She leaned toward the camera.

    “Some bodies don’t negotiate.”

    Clara swallowed.

    Celestine smiled.

    “The bite.”

    Clara laughed.

    Celestine didn’t.

    “You’ve seen the historical material.”

    “I thought that was metaphorical.”

    “Most things are metaphorical until they happen to you.”

    There was a lineage, Celestine said.

    Not lycanthropy.

    That was a peasant misunderstanding.

    The condition was called forma lupina.

    A symbiosis.

    A correction.

    Celestine claimed the organism altered endocrine signalling, muscular distribution and fat storage. The changes were dramatic but “biologically coherent.”

    “You won’t become a wolf.”

    “What will I become?”

    “The version of yourself your body has been refusing to reveal.”

    Clara stared at Celestine’s immaculate face.

    “Did you do it?”

    A pause.

    Then Celestine smiled.

    “Yes.”

    That was enough.


    The address was in Hertfordshire.

    Clara expected a clinic.

    Instead she found a farmhouse.

    There were no signs.

    No reception desk.

    No consent forms.

    A young man in green wellington boots took her phone and sealed it inside a plastic bag.

    “For privacy.”

    He led her through the house.

    Clara heard scratching behind one of the doors.

    “What animals do you keep?”

    There are moments in fairy tales when the sensible road remains visible.

    The traveller can still turn around.

    The door is still open.

    The breadcrumbs have not yet been eaten.

    Clara thought of Celestine.

    She thought of photographs.

    She thought of summer dresses returned to shops.

    She thought of mirrors in changing rooms and the strange cruelty of overhead lighting.

    “Do it.”

    The young man opened the other door.

    The wolf came in.

    It was terribly thin.

    Not naturally thin.

    Not winter thin.

    Its ribs stood beneath the fur like fingers pressing outward.

    Its hips were sharp.

    Its abdomen drew upward into an impossible hollow.

    And yet its head was magnificent.

    Huge.

    Silver.

    Intelligent.

    Its yellow eyes found Clara.

    She recoiled.

    “Jesus.”

    The young man held its collar.

    The wolf looked hungry.

    “Where does it bite?”

    “Usually the forearm.”

    “Usually?”

    The wolf’s lips lifted.

    Its teeth were extraordinarily white.

    Clara suddenly remembered something Celestine had said.

    Remove everything that isn’t you.

    She offered her arm.

    The bite was astonishingly quick.

    Pressure.

    Heat.

    A wet tearing sensation.

    Clara screamed.

    The wolf released her.

    “WHAT DOES STABILISE MEAN?”

    Celestine flinched.

    Then she moved the camera.

    Just slightly.

    Enough.

    Clara saw her shoulder.

    It was narrow beyond human possibility.

    Grey skin stretched over bone.

    Sparse silver hair ran down the upper arm.

    Celestine pulled the camera back too late.

    Clara stared.

    “Oh God.”

    “Don’t.”

    “You’re—”

    “Don’t say it.”

    Celestine’s beautiful face twisted.

    Not emotionally.

    Mechanically.

    The jaw shifted forward.

    Her mouth opened.

    Behind perfect veneers stood rows of narrow carnivore teeth.

    “You knew.”

    Celestine began to cry.

    “You knew.”

    “I needed the referrals.”

    Clara went still.

    “What?”

    “The lineage needs hosts.”

    “What lineage?”

    “The bite weakens if it isn’t passed.”

    Clara thought of the farmhouse.

    The starving wolf.

    The young man.

    The Inner Circle.

    The link.

    The testimonials.

    All the women asking Clara what she had done.

    “How many?”

    Celestine covered her mouth.

    “How many women?”

    “I don’t know.”

    “HOW MANY?”

    Celestine whispered:

    “Thousands.”

    Clara dropped the phone.

    For several seconds she heard Celestine calling her name from the floor.

    Then something else happened.

    A smell entered the room.

    Warm.

    Familiar.

    Human.

    Clara turned.

    Her neighbour was in the hallway outside.

    She could hear him unlocking his door.

    His pulse.

    His breathing.

    The minute rasp of skin against shirt collar.

    Her body responded before her mind did.

    Her spine bent.

    Her fingers curled.

    Her mouth filled with saliva.

    On the floor, Celestine’s voice became tiny.

    “Clara?”

    Clara gripped the bathroom sink until porcelain cracked.

    “Clara, are you there?”

    The neighbour laughed at something on his phone.

    Clara could smell him through two closed doors.

    She whispered:

    “I’m hungry.”

    Celestine stopped speaking.

    Then, very softly:

    “I know.”

    Clara looked into the mirror.

    The beautiful woman was still there.

    For perhaps another day.

    Perhaps another hour.

    Behind her eyes something lean and ancient watched impatiently.

    And this time, when Clara smiled, every tooth was sharp.


    Clara did not eat the neighbour.

    For the rest of her life, this would be the standard by which she measured that particular night.

    Not courage.

    Not virtue.

    Simply:

    She did not eat him.

    She locked herself in the bathroom instead.

    The door would not have stopped her. She understood that almost immediately.

    The lock was psychological.

    Human beings respected locked doors.

    Wolves did not.

    Clara sat against the bath with both hands beneath her thighs while the neighbour moved around his flat beyond the wall.

    Cupboard.

    Tap.

    Kettle.

    Television.

    Every sound constructed him inside her head.

    She knew where he stood.

    She knew when he bent down.

    She heard his heartbeat accelerate when he laughed.

    Then came something worse.

    He cut himself.

    Perhaps opening a tin.

    Perhaps chopping vegetables.

    The injury must have been tiny.

    Clara smelled it instantly.

    The world disappeared.

    There was only blood.

    Her body rose.

    “No.”

    One hand touched the bathroom door.

    “No.”

    Her shortened fingers worked badly around the handle.

    Her spine gave a violent contraction.

    She fell forward.

    Something cracked beneath her shoulder blades.

    Clara screamed into a towel.

    Across the hall, the neighbour’s television continued playing.

    She crawled into the shower.

    Turned the water cold.

    Pressed her forehead against the tiles.

    Her phone lay on the floor.

    Celestine was still connected.

    Clara could hear her breathing.

    “Celestine.”

    “Yes.”

    “Tell me what stops it.”

    There was no answer.

    “Tell me.”

    “It doesn’t stop.”

    “What happens?”

    “You become stable.”

    Clara laughed.

    It came out as a bark.

    “What does that mean?”

    Celestine spoke so quietly Clara almost missed it.

    “You become what bit you.”


    The wolf at the farmhouse had once been called Yvette.

    Celestine finally told her.

    Yvette Devereux.

    Twenty-nine.

    Beauty columnist.

    Two hundred thousand followers.

    Before Yvette there had been Amelie.

    Before Amelie, another woman whose name Celestine did not know.

    The records went back decades.

    Perhaps centuries.

    The language changed.

    The promise did not.

    In 1891 it had been purity.

    In 1927, reducing.

    In 1964, elegance.

    In 1983, discipline.

    In 2006, detoxification.

    Now it was optimisation.

    Always the same creature underneath.

    “You were bitten by Yvette,” Celestine said.

    “Where is she?”

    “The farm.”

    “The wolf?”

    “Yes.”

    Clara closed her eyes.

    The starving animal.

    The ribs.

    The beautiful silver head.

    “How long?”

    “Three years.”

    “Does she know who she is?”

    “I don’t know.”

    “You fed women to her.”

    “No.”

    “You let her bite them.”

    “Yes.”

    “Why?”

    Celestine began crying again.

    Clara felt almost nothing.

    Fear had burned through sympathy.

    “How many did you send?”

    “I told you—”

    “How many?”

    “Eighty-three.”

    Clara opened her eyes.

    “Eighty-three?”

    “Not everyone changes.”

    “And the others?”

    “Some die.”

    A silence.

    Clara asked, “How many?”

    “I don’t know.”

    “You do.”

    “Twelve.”

    Clara stared at the blank wall.

    Twelve dead women.

    Eighty-three bitten.

    Thousands recruited downstream.

    The arithmetic expanded horribly.

    “How does it spread?”

    “Through saliva. Blood sometimes. The bite is best.”

    “Why do you recruit?”

    “If you don’t pass it on, the hunger gets worse.”

    Clara looked toward the door.

    Beyond it was the neighbour.

    Warm.

    Alive.

    Edible.

    “So you sacrifice somebody else.”

    “It isn’t like that.”

    “It is exactly like that.”

    “You don’t understand yet.”

    Clara looked at her own hand.

    The nails had darkened.

    The joints were wrong.

    “I understand perfectly.”


    By sunrise the transformation had reached her feet.

    Walking became difficult.

    Shoes impossible.

    Her heels had lifted from the floor.

    The bones were rearranging themselves.

    Clara watched one foot change while sitting on the kitchen table.

    That was when she stopped screaming.

    There is a point beyond fear where observation becomes easier.

    The toes shortened.

    The arch lengthened.

    The ankle rose.

    Everything recognisably human was being retained and distorted simultaneously, as if the body were being redrafted by something that had once seen a woman and a wolf but remembered neither correctly.

    She photographed it.

    Then photographed her hand.

    Her teeth.

    Her spine.

    Her face.

    Especially the face.

    That was important.

    Her face remained almost perfect.

    More angular now.

    Unnaturally symmetrical.

    But undeniably beautiful.

    This was what the curse protected longest.

    The advertisement.

    Clara understood that.

    The transformation needed witnesses.

    If ugliness came first, nobody would volunteer.

    Beauty was the bait.

    She opened her social-media account.

    Eight hundred and eleven thousand followers.

    Messages poured in.

    ROUTINE PLEASE

    You are literally goals

    How did your face get so SNATCHED

    Need whatever you’re taking

    And repeatedly:

    BITE INFO???

    Somebody had found the old Inner Circle discussions.

    The secret was becoming fashionable.

    Clara stared at the messages.

    Then she opened the camera.


    She did not prepare.

    No lighting.

    No makeup.

    No flattering angle.

    She sat naked from the shoulders upward on the kitchen floor.

    Her skin looked grey.

    Her face looked extraordinary.

    “Hello.”

    Her voice had changed.

    Lower.

    Rough at the edges.

    “This is Clara Benn.”

    Viewers arrived immediately.

    Five thousand.

    Eleven thousand.

    Thirty thousand.

    Comments scrolled too quickly to read.

    “I’ve lied to you.”

    The numbers climbed.

    “I told you I had been on a journey.”

    Her lip curled involuntarily.

    She forced it down.

    “That part was true.”

    She held up her hand.

    The comments slowed.

    Then exploded.

    Clara turned it carefully before the camera.

    “This is what the journey looks like.”

    People accused her of prosthetics.

    CGI.

    Promotion.

    An elaborate campaign.

    Clara expected that.

    So she showed them the teeth.

    Then the feet.

    Then the place where coarse grey hair had begun growing along her ribs.

    The audience passed one hundred thousand.

    “This is not a diet.”

    She swallowed.

    “It isn’t fitness.”

    Her stomach cramped.

    “It isn’t wellness.”

    Another contraction.

    “It is an infection.”

    She explained Celestine.

    The farmhouse.

    The wolf.

    The bites.

    The dead women.

    Then she said the sentence that would be copied millions of times afterward.

    “You cannot hate yourself into becoming beautiful. You can only hate yourself into becoming easier to sell something to.”

    The comments stopped being funny.

    Clara continued.

    “Celestine didn’t make me want this. You didn’t make me want this. Advertising didn’t make me want this.”

    She breathed carefully.

    “I wanted it.”

    That mattered.

    Fairy tales were ruined when responsibility was assigned too neatly.

    “There was a door. I walked through it.”

    The viewer count passed half a million.

    “But somebody built the door.”

    She displayed the farmhouse address.

    Then Celestine’s Inner Circle links.

    Then payment records.

    Screenshots.

    Messages.

    Names.

    Everything.

    “And if anyone offers you the bite—”

    Her jaw spasmed.

    She leaned away from the camera.

    A long cracking sound came from inside her face.

    The viewers watched her cheekbones move.

    Not metaphorically.

    Move.

    Her mouth extended slightly.

    Her nose flattened.

    Clara whimpered.

    Then steadied herself.

    “If anybody offers you the bite, run.”

    She ended the stream.


    The video was removed within twenty minutes.

    Copies multiplied faster.

    By midday it was everywhere.

    By evening journalists had found the farmhouse.

    Police arrived first.

    Then television crews.

    Then crowds.

    The young man in green wellingtons had disappeared.

    They found medical equipment.

    Blood.

    Clothing.

    Phones.

    Records.

    And cages.

    Seven cages.

    Six empty.

    One occupied.

    Yvette was inside.

    The footage leaked.

    A silver-grey animal circling beneath fluorescent light.

    Emaciated.

    Long-legged.

    Almost canine.

    Almost human.

    The journalists blurred parts of its anatomy.

    That somehow made it worse.

    When somebody called her name, the creature stopped.

    “Yvette?”

    The skinny wolf turned.

    For three seconds it stared directly into the camera.

    Then it stood upright.

    Not gracefully.

    Not fully.

    But enough.

    The clip became one of the most watched pieces of footage in human history.

    Three days later Yvette died.


    Celestine disappeared.

    Her lawyers claimed she had been a victim.

    Her management company denied knowledge.

    Sponsors deleted campaigns.

    Former employees gave interviews.

    Other bitten women came forward.

    Some were early enough in their transformation that doctors attempted treatment.

    Nothing worked reliably.

    Antivirals failed.

    Antibiotics failed.

    Immunosuppression accelerated the process.

    Surgery was useless because removed tissue regrew altered.

    The agent was eventually classified as neither virus nor bacterium.

    Some papers called it a transmissible metamorphic syndrome.

    Others rejected that terminology.

    The public called it the Skinny Wolf.

    That name remained.


    Clara left the city.

    There was no dramatic escape.

    She simply understood she could no longer live near people.

    Smells passed through walls.

    Heartbeat through floors.

    An underground train during rush hour became unbearable.

    She travelled at night.

    Cash.

    Hood.

    Gloves.

    A long coat.

    By then she could still walk upright for short periods.

    She reached Scotland.

    Then travelled north.

    Eventually there were no roads.

    She rented an abandoned shepherd’s cottage through an intermediary.

    The nearest permanent neighbour lived eleven miles away.

    Clara stocked tins.

    Meat.

    Freezers.

    A generator.

    It lasted six weeks.

    Then cooked food stopped satisfying her entirely.

    The hunger wanted warmth.

    Freshness.

    Movement.

    She hunted deer.

    At first she used a rifle.

    Then she found herself running beside them.

    That frightened her.

    Later it thrilled her.

    That frightened her more.


    Autumn came.

    Her face finally disappeared.

    Clara watched it happen in a cracked mirror above the cottage sink.

    The beautiful phase had lasted forty-one days.

    On the forty-second, the muzzle began.

    Her jaw pushed outward.

    Her ears rose.

    Grey hair covered the cheeks people had once described as sculpted.

    Her enormous pale eyes remained recognisably hers.

    For a time.

    She touched the mirror.

    “So that’s it.”

    The reflection panted.

    She remembered the woman from Accounts.

    Whatever you’re doing, don’t stop.

    Clara laughed.

    The animal in the mirror showed its teeth.

    Outside, rain moved across the hills.

    She opened the door.


    People continued trying to find her.

    Of course they did.

    This was perhaps the strangest part.

    After everything became public, after Yvette, after the medical reports, after the photographs of Clara’s changing body, people still wanted the bite.

    Internet groups formed.

    Some denied the deaths.

    Some believed correct nutrition would control the transformation.

    Some insisted Clara had failed because she had resisted it.

    Celestine acquired defenders.

    The farmhouse became a pilgrimage site.

    People took selfies outside the police fence.

    Someone sold replica bite marks.

    There were Skinny Wolf diets.

    Skinny Wolf supplements.

    Skinny Wolf meditation programmes.

    Influencers filmed themselves eating raw steak.

    A fashion house produced a collection based around elongated silhouettes and silver fur.

    One magazine called the aesthetic “post-human minimalism.”

    Clara saw this because she still had internet in the cottage.

    Her hands could no longer operate a touchscreen properly, so she used voice controls.

    One evening she discovered a video made by a nineteen-year-old influencer.

    The girl had six million followers.

    She sat in a white room.

    White walls.

    White sofa.

    White orchids.

    Clara watched.

    The girl smiled gently.

    “People misunderstand the Skinny Wolf.”

    Clara went very still.

    “It isn’t about illness.”

    The girl leaned toward the camera.

    “It is about radical transformation.”

    Clara growled.

    The sound rattled the window.

    “Obviously there were mistakes in the early community.”

    The girl smiled.

    “But there are safer lineages now.”

    A link appeared beneath the video.

    Clara stared at it.

    Then she understood the final cruelty.

    Celestine had never been the disease.

    Nor had Yvette.

    Nor the organism itself.

    The disease was the promise.

    There would always be another white room.

    Another beautiful face.

    Another frightened woman asking what she must cut away to deserve being seen.

    Clara closed the laptop.


    That winter was severe.

    Walkers sometimes reported an unusually thin wolf in the northern hills.

    Wildlife experts dismissed the stories.

    There were no established wolf populations there.

    Sheep occasionally disappeared.

    Once, a farmer found a carcass opened with extraordinary precision.

    Another time, a teenage hiker became separated from her group during a snowstorm.

    She later told rescuers that something enormous had followed her for nearly three miles.

    It never approached.

    Whenever she stopped, it stopped.

    When she wandered toward the cliff path, the creature appeared directly ahead of her and growled until she turned back.

    Eventually she reached the road.

    Before leaving, she looked behind.

    The wolf stood on the ridge.

    Terribly thin.

    Grey.

    Long-legged.

    Watching.

    The girl raised one hand.

    The wolf disappeared into the snow.


    Years passed.

    The Skinny Wolf became folklore.

    Parents told daughters about it.

    Then daughters told daughters.

    The details changed, as details do.

    Sometimes Clara became vain.

    Sometimes foolish.

    Sometimes innocent.

    In some versions Celestine was a witch.

    In others she was a queen who lived inside a mirror.

    Children improved the story considerably.

    They gave the wolf diamond teeth.

    They made it live beneath shopping centres.

    They said it could smell sadness through walls.

    But one part remained remarkably stable.

    In nearly every version, the girl meets the wolf only after somebody tells her she is not beautiful enough.

    And the wolf always offers the same bargain:

    I can make you perfect.

    You need only give me everything else.

    The clever children know the correct answer.

    They run.

    The foolish children sometimes ask:

    “How perfect?”

    And somewhere beyond the edge of the firelight,

    the skinny wolf begins to smile.

  • The Old Ones Will Never Go to Mars

    Bradbury, Frontier Capital and the Business of the Permanent Future

    Ray Bradbury’s “The Old Ones” lasts barely a page, yet it contains an entire theory of colonisation. By the time the elderly arrive on Mars, the heroic period is over. Explorers have explored, pioneers have pioneered, businessmen have followed them, intellectuals have turned the new world into material, tourists have begun consuming it, and finally come the people Bradbury describes with grotesque affection as the “dry and crackling people,” the “dried-apricot people,” the “mummy people.” They have previously gone to California in winter and Italy in spring. Now they go to Mars.

    The joke is that Mars has become ordinary.

    That is what makes the revised date printed above the story—August 2036—so striking when read in 2026. Bradbury’s chronology imagines that within ten years Mars will be sufficiently domesticated that elderly travellers can treat it as the latest destination in a lifetime of comfortable migration.

    Nothing remotely like that is going to happen.

    There may conceivably be machines on Mars in 2036 more sophisticated than those already there. There may even, although this remains profoundly uncertain, have been an initial human expedition. NASA continues to describe Mars as a long-term objective for human exploration and discusses human missions in the 2030s, but its own material presents these as difficult, multi-year expeditions requiring solutions for radiation, isolation, reduced gravity, closed life-support systems, food, water, power and medical autonomy. NASA describes a Mars mission as potentially taking astronauts away from Earth for roughly three years.

    SpaceX uses much more expansive language. Its current Mars material speaks of a self-sufficient city requiring more than a million inhabitants, millions of tonnes of cargo and ultimately thousands of Starships. Yet the same page currently describes cargo flights to Mars as beginning “no earlier than 2028,” at an advertised rate of $100 million per metric tonne. The section discussing the first human explorers does not give a firm date.

    Between these two statements lies the central problem of contemporary Mars colonisation.

    The technology is discussed in the language of engineering.

    The destination is discussed in the language of mythology.

    And the money is raised in the space between them.

    Bradbury imagined the social consequences of a successful colonisation programme. Our own culture has become increasingly adept at monetising the anticipation of one.

    I. Bradbury’s Most Radical Idea: Mars Becomes Boring

    Most science fiction writers make the alien world strange. Bradbury’s more interesting manoeuvre in The Martian Chronicles is gradually to make Mars familiar.

    Once the initial terror and wonder have subsided, humans begin repeating themselves. They build towns. They import habits. They reproduce prejudices. They sell things. They rename places. They carry their nostalgia with them. Eventually they bring old age.

    “The Old Ones” is therefore not primarily a story about elderly people. It is a story about the completion of colonisation.

    A frontier populated exclusively by twenty-eight-year-old engineers, test pilots, prospectors and adventurers is not a civilisation. It is a work camp.

    A settlement becomes a society only when it contains people who are economically unnecessary to the act of settlement: children, retirees, eccentrics, dependants, artists, invalids, tourists, idlers, widows, grandparents and people whose useful labour belongs largely to the past.

    Bradbury understood this instinctively.

    His old people do not arrive to operate nuclear reactors. They are not expected to repair pressure vessels, survey regolith or calculate orbital transfers. They come because people go places. Mars has become somewhere one can simply be.

    That is an astonishingly high threshold.

    It requires not merely a rocket capable of reaching Mars, but an infrastructure capable of making the journey routine enough that frail bodies can undertake it. It presupposes reliable transport, radiation protection, medical provision, accommodation, food production, emergency systems, energy generation, communications, governance and probably return transport. Above all, it presupposes surplus.

    Bradbury’s elderly Martians are evidence that the frontier has accumulated enough surplus capacity to support the non-pioneer.

    This is exactly the part of the Mars dream that contemporary promotional culture tends to skip.

    We are shown the rocket.

    Then we are shown the city.

    Between them lies almost everything.

    II. The Missing Middle

    A reusable launch vehicle is an extraordinary machine. It is not a civilisation.

    This distinction becomes blurred because technological narratives compress infrastructure into icons. The steam locomotive becomes the railway. The aeroplane becomes aviation. The rocket becomes the space programme. Starship therefore becomes, rhetorically, Mars.

    But a transport system and a destination economy are radically different things.

    Suppose a vehicle capable of carrying substantial cargo to Mars were perfected tomorrow. One of the largest technical obstacles would have been reduced. The fundamental settlement problem would remain.

    Mars has no breathable atmosphere. Its atmosphere is overwhelmingly carbon dioxide. Surface pressure is far below Earth’s. Liquid water is not freely available in the manner required by terrestrial settlement. Temperatures are extreme. Dust creates engineering and health problems. Surface radiation is much greater than on Earth. Medical evacuation is impossible on ordinary timescales. Communication delays prevent real-time terrestrial control. Every life-support failure becomes potentially existential.

    NASA therefore identifies five interacting classes of human-spaceflight hazard: radiation, isolation and confinement, distance from Earth, altered gravity and hostile closed environments. It explicitly notes that these hazards interact and can intensify one another.

    A settlement consequently requires not one successful technology but a stack of technologies with exceptionally high reliability.

    Air must work.

    Water must work.

    Power must work.

    Waste recycling must work.

    Food must work.

    Thermal management must work.

    Pressure vessels must work.

    Computing must work.

    Medical systems must work.

    Agriculture must work.

    Maintenance must work.

    Manufacturing must work.

    Logistics must work.

    And because there is no nearby functioning economy from which replacements can conveniently be purchased, eventually the settlement must possess the industrial capacity to repair or reproduce much of the system on which it depends.

    This is where the idea of a “self-sustaining” Martian city becomes much more demanding than the attractive renderings imply.

    A city is not self-sustaining merely because it grows potatoes.

    Modern civilisation rests upon absurdly deep supply chains: semiconductors, lubricants, bearings, pharmaceuticals, machine tools, polymers, alloys, sensors, optical components, electrical insulation, specialist chemicals, mining machinery, metrology equipment and thousands of categories of mundane component whose absence becomes visible only when one breaks.

    The first Martian settlement, if it exists, is therefore likely to resemble an Antarctic research station crossed with a nuclear submarine and an offshore industrial platform rather than a Californian suburb beneath a transparent dome.

    The retirees do not arrive after the rocket works.

    They arrive after the civilisation works.

    That could be generations later.

    III. The Product Is the Future

    This produces a peculiar economic problem.

    Mars cannot presently generate ordinary consumer demand because there are no consumers there. It cannot produce substantial exports because transportation costs are enormous. It has no established internal economy. There is no Martian tax base, property market, labour market or customer population.

    The immediate economic value of Mars therefore lies largely somewhere else.

    It lies on Earth.

    Mars attracts investment, careers, government contracts, engineering programmes, media attention, political prestige, technological research and corporate valuation on Earth long before anything resembling a Martian society exists.

    This does not make those activities fraudulent. Quite the contrary: many produce genuine engineering.

    SpaceX is the obvious example of why a careful distinction is necessary. Calling the company itself a Ponzi scheme or pyramid scheme would be inaccurate. It builds functioning launch vehicles, operates launches, supplies spacecraft, provides communications infrastructure and holds substantial contracts for real engineering deliverables. NASA selected SpaceX’s Starship-derived Human Landing System for Artemis, initially under a $2.89 billion milestone-based award, later adding a roughly $1.15 billion modification for further lunar capability.

    There is hardware.

    There are customers.

    There are launches.

    There is measurable engineering.

    Yet Mars plays another role alongside all this.

    Mars is the terminal promise.

    It provides an almost infinitely expandable justification for everything below it.

    A larger rocket is necessary because Mars.

    Orbital refuelling is necessary because Mars.

    Rapid reusability is necessary because Mars.

    Higher launch cadence is necessary because Mars.

    More capital is necessary because Mars.

    More infrastructure is necessary because Mars.

    And because the final objective lies so far beyond ordinary commercial accountability, almost any intermediate development can be described as progress towards it.

    This creates what might be called a pyramid-shaped economy of expectation.

    At the top sits the tiny, glittering proposition:

    A civilisation on Mars.

    Beneath it sits an expanding hierarchy of enabling propositions:

    Starships.

    Tankers.

    Launch towers.

    Satellite constellations.

    Engine factories.

    Landing systems.

    Communications networks.

    Government partnerships.

    Research programmes.

    Supplier ecosystems.

    Investment rounds.

    Recruitment.

    Public enthusiasm.

    The structure continuously widens as one descends toward the present.

    The Martian city remains at the apex, almost untouched.

    The capital flows at the bottom.

    IV. The Permanent Future

    This model possesses one particularly useful property: the most important promise can remain perpetually ahead of the organisation making it.

    This is the permanent future.

    The permanent future is close enough to influence behaviour but distant enough to escape verification.

    Five years is ideal.

    Ten years is excellent.

    Twenty years permits almost anything.

    The deadline moves while the narrative remains intact.

    This is not unique to spaceflight. Technological capitalism repeatedly produces objects of deferred completion: general artificial intelligence, commercial fusion, radical life extension, fully autonomous transport, asteroid mining, universal household robotics. Each may eventually produce important technologies. Some may ultimately achieve their stated objective.

    The sociologically interesting feature is that the future achievement begins generating present value before it exists.

    People invest not simply in what has been built but in what the organisation is believed to be approaching.

    Employees accept extraordinary workloads because they are participating in history.

    Governments subsidise capability because they fear strategic dependence.

    Journalists reproduce extraordinary projections because extraordinary projections make stories.

    Fans defend delays because criticism threatens not merely a company but an imagined future.

    Investors tolerate expenditure because the prospective market is planetary.

    The vision becomes collateral.

    Mars is exceptionally powerful collateral because it cannot easily be exhausted.

    If a company claims it will manufacture ten thousand cars next year, the claim can be checked next year.

    If it claims to be constructing the foundations of a million-person Martian civilisation, almost any piece of aerospace development can be fitted somewhere into a hundred-year roadmap.

    The destination recedes elegantly as the traveller advances.

    V. Mars One: When the Metaphor Became Almost Literal

    There has already been a particularly revealing experiment in monetising Mars before possessing any serious capacity to reach it.

    Mars One proposed establishing a permanent human settlement on Mars through one-way missions. It generated enormous publicity and attracted more than 200,000 applications during its early selection process. The scheme proposed funding itself partly through the media value of astronaut selection and the eventual mission. Its commercial arm controlled monetisation rights involving broadcasting, merchandise and intellectual property. After repeated delays, Mars One Ventures entered bankruptcy proceedings in 2019.

    Mars One is useful because it stripped the structure almost naked.

    The compelling product was not transportation.

    It was participation in the story of transportation.

    Applicants could imagine themselves as settlers.

    Audiences could imagine watching them.

    Sponsors could imagine association with them.

    Investors could imagine the global media market produced by them.

    The settlement itself existed principally in the future tense.

    Mars One demonstrated something important about the economics of impossible destinations: one does not necessarily have to reach the destination in order to commercialise the desire to reach it.

    Mars can be monetised as narrative property.

    The voyage becomes entertainment before it becomes transportation.

    The colonist becomes a character before becoming an astronaut.

    The future becomes an intellectual-property portfolio.

    This is why the language of “grift” becomes tempting.

    But again precision matters. A failed speculative venture is not automatically fraud. An ambitious technical programme is not fraudulent merely because its schedule proves unrealistic. Human beings undertake projects without knowing whether they will succeed.

    The more interesting criticism is structural rather than criminal.

    A system can reward exaggerated promises without requiring anyone consciously to formulate a conspiracy.

    If capital preferentially flows toward the largest story, organisations learn to tell larger stories.

    If spectacular deadlines generate attention, deadlines become spectacular.

    If investors reward total-addressable markets measured in planets, corporate rhetoric discovers planets.

    The exaggeration can emerge naturally from the incentive structure.

    Nobody has to gather in a dark room and decide to invent the future.

    The market selects for people who already believe it.

    VI. The Frontier as Financial Technology

    There is another reason Mars is unusually effective as an investment narrative.

    Western culture already knows how to understand a frontier.

    The frontier possesses a familiar grammar:

    empty land;

    brave pioneers;

    hostile environment;

    individual freedom;

    abundant resources;

    technological conquest;

    settlement;

    property;

    wealth.

    This vocabulary does considerable ideological work.

    A frontier appears to contain value that merely waits to be unlocked. Investment therefore becomes not expenditure but early participation in inevitable expansion.

    The analogy with the American frontier is especially persistent, even though Mars is radically less hospitable than any terrestrial wilderness ever settled by humans.

    Every human migration on Earth occurred within an operating biosphere.

    The most hostile desert still contained breathable atmospheric pressure.

    The Arctic contained oxygen.

    The oceans contained oxygen above their surface.

    The Antarctic provided water and an atmosphere.

    Even the remotest historical settler possessed a planet beneath him already performing nearly all of the fundamental chemical work required to keep a human alive.

    Mars does not.

    Calling Mars a frontier therefore smuggles an enormous technological assumption into an innocent geographical metaphor.

    It makes Mars sound distant rather than lethal.

    It makes settlement appear hard rather than biologically artificial.

    It replaces the phrase “construct and indefinitely maintain a sealed technological ecosystem on another planet” with the much more emotionally agreeable word “colonise.”

    The frontier metaphor is itself a financing technology.

    VII. The Billionaire’s Escape Hatch

    Mars colonisation also interacts with a particularly contemporary fantasy: the belief that sufficiently wealthy or technologically competent people can exit collective problems.

    Climate instability?

    Mars.

    Nuclear war?

    Mars.

    Pandemic?

    Mars.

    Asteroid impact?

    Mars.

    Civilisational stagnation?

    Mars.

    The argument is frequently framed as redundancy. Humanity should become multiplanetary so that a catastrophe on one planet cannot extinguish the species.

    As an extremely long-term proposition, this is not irrational. A genuinely independent civilisation beyond Earth would indeed reduce some classes of existential risk.

    The sleight of hand occurs when an extraordinarily distant resilience strategy is rhetorically substituted for much more immediate terrestrial resilience.

    A Mars settlement capable of surviving the destruction of industrial civilisation on Earth would need to be genuinely autonomous. It could not merely contain humans. It would need the scientific, industrial, genetic, agricultural, medical and cultural capacity to perpetuate a civilisation without terrestrial resupply.

    That is a dramatically more difficult requirement than planting a flag or maintaining a research base.

    A settlement dependent upon regular shipments from Earth is not a backup for Earth.

    It is an unusually vulnerable dependency of Earth.

    The irony is considerable.

    We imagine Mars as insurance against systemic failure while proposing to build a society whose first generations would be dependent upon the most elaborate supply chain in human history.

    VIII. Why the Old Ones Will Not Go

    And so we return to Bradbury.

    His elderly migrants expose the difference between a mission and a civilisation.

    The old ones will not go to Mars because everything about the initial era of human Mars travel selects against them.

    Early crews will almost certainly be selected for health, technical capability, psychological resilience and operational usefulness. NASA’s own human-research framework emphasises the physical and psychological hazards of long-duration missions, altered gravity, radiation, isolation and the difficulty of receiving medical support at interplanetary distances.

    The first human beings on Mars, if they arrive, will not be tourists.

    They will be payload.

    Every kilogram associated with them will have logistical consequences. Every illness will be an operational problem. Every individual will occupy habitat volume, consume oxygen and water, require food and contribute to heat and waste loads.

    A retired couple deciding in November that the Martian winter might be good for Arthur’s chest is not merely unlikely.

    It represents the end-state of an industrial transformation we have barely begun.

    For Bradbury’s old people to arrive, Mars travel would need to undergo something analogous to the transformation of transatlantic travel from heroic expedition to scheduled airline service.

    The vehicles would need predictable reliability.

    The destination would need hospitals.

    There would need to be spare accommodation.

    There would need to be ordinary employment.

    There would need to be shops.

    There would need to be people whose presence had no mission justification whatsoever.

    Mars would need to stop being a project.

    It would need to become a place.

    Nothing in the present architecture suggests that transition is remotely close.

    IX. What May Actually Be Built

    This does not imply that Mars exploration is pointless.

    Quite the opposite.

    Robotic exploration of Mars has produced extraordinary science. Human exploration could produce more. Technologies developed for extreme autonomy, recycling, energy systems, medicine, robotics and closed-loop habitats may have valuable terrestrial applications. Launch systems developed under grandiose interplanetary ambitions can transform near-Earth transport.

    Indeed, this may be one of the central paradoxes of the Mars dream:

    the promise can be exaggerated while the intermediate technologies remain enormously valuable.

    A civilisation on Mars may prove economically absurd while the rocket supposedly designed to create it revolutionises orbital logistics.

    A million-person colony may never exist while propulsion, robotics and communications systems developed in its name become routine.

    The mythology can fail literally and succeed technologically.

    This complicates the accusation of grift.

    The nineteenth-century railway promoter might wildly exaggerate the metropolis that would eventually grow around a proposed station and nevertheless build a useful railway.

    The speculative dream can subsidise genuine infrastructure.

    The danger appears when society loses the ability to distinguish infrastructure from prophecy.

    A successful launch is evidence that a launch vehicle works.

    It is not evidence that a million people can live independently on Mars.

    A successful orbital refuelling experiment would demonstrate orbital refuelling.

    It would not demonstrate Martian agriculture.

    A lunar Starship would demonstrate extraordinary capability.

    It would not prove the economics of interplanetary settlement.

    The steps are real.

    The inference is optional.

    X. Bradbury’s Error Was More Interesting Than Our Prediction

    Bradbury was almost certainly wrong about the timescale.

    That hardly matters.

    Science fiction is rarely most valuable when it successfully predicts an engineering timetable.

    Bradbury was interested in what happens after the impossible becomes ordinary.

    Our peculiar historical position is almost the reverse.

    We live in a civilisation extraordinarily skilled at making the impossible appear ordinary before it exists.

    We can watch computer-generated Starships descending beside illuminated Martian cities.

    We can inspect concept art of settlers walking through pressurised habitats.

    We can read projected cargo capacities, settlement populations and launch cadences.

    We can consume the mature civilisation aesthetically without building it materially.

    Bradbury imagined elderly people consuming Mars.

    We consume images of elderly people eventually consuming Mars.

    That difference is everything.

    The modern Martian colony already has inhabitants.

    They live in presentations.

    They walk through architectural renderings.

    They populate corporate videos.

    They stand against enormous windows looking across the red desert.

    They are healthy.

    The plants are green.

    The pressure seals never fail.

    Nobody appears to manufacture replacement bearings.

    Nobody develops appendicitis.

    Nobody asks who owns the oxygen plant.

    Nobody explains the debt structure.

    Nobody goes on strike.

    Nobody grows old.

    They are not settlers.

    They are financial illustrations.

    XI. The Pyramid

    The Mars project can therefore be drawn as a pyramid, although not necessarily a fraudulent one.

    At its apex is the smallest and most emotionally powerful object:

    Mars.

    Immediately beneath it:

    the self-sustaining city.

    Then:

    human missions.

    Then:

    cargo missions.

    Then:

    interplanetary spacecraft.

    Then:

    orbital refuelling and reusable heavy launch.

    Then:

    launch infrastructure, satellites, communications, lunar contracts, military contracts, research programmes and terrestrial businesses.

    Then, at the broad base:

    investors, taxpayers, workers, customers, enthusiasts and political constituencies.

    The remarkable feature is that the economic traffic runs mostly upward in expectation and downward in justification.

    Money collected at the terrestrial base supports engineering higher in the structure.

    The Martian apex legitimises the scale of the base.

    Mars does not need to generate revenue.

    Mars generates meaning.

    And meaning, under the correct financial conditions, generates capital.

    That is the grift-like characteristic worth examining.

    The proposition need never be stated crudely as “give us money and we will sell you a house on Mars.”

    It is subtler:

    Give us money because we are the organisation building the future.

    Award us contracts because our technology leads toward the future.

    Value us highly because we will dominate the infrastructure of the future.

    Work here because you will help create the future.

    Accept risk because history rewards those who arrive early in the future.

    The future becomes simultaneously destination, justification and asset.

    XII. August 2036

    Which brings us back to the date printed on Bradbury’s page.

    August 2036.

    Ten years away.

    Imagine opening the book then.

    Perhaps another rover will be crossing Mars.

    Perhaps samples will have been returned.

    Perhaps Starship or its descendants will be operating routinely in Earth orbit.

    Perhaps humans will be preparing for Mars.

    Perhaps, under an exceptionally aggressive programme, someone will already have gone.

    But Bradbury’s “mummy people” will not be queueing at a departure terminal with heart medicine packed beside their holiday clothes.

    There will be no Martian Riviera.

    There will be no retirement brochures.

    There will be no third-class passage.

    There may not even be first class.

    And this makes “The Old Ones” unexpectedly poignant.

    Bradbury believed that the extraordinary technological problem would eventually disappear beneath ordinary human behaviour. We now inhabit a culture in which the extraordinary technological problem remains unresolved while the ordinary machinery of speculation, promotion, investment and branding has arrived decades ahead of it.

    We have commercialised Mars before colonising it.

    Perhaps that was inevitable.

    The first substantial resource extracted from Mars was never iron, water or methane.

    It was imagination.

    And imagination has the considerable commercial advantage that it can be mined without leaving Earth.

    The old ones will never go to Mars—not these old ones, perhaps not their children, and possibly not their grandchildren. Their role in the contemporary Mars economy is different from the one Bradbury imagined.

    They will invest in it.

    Vote for it.

    Read about it.

    Watch launches undertaken in its name.

    Buy services from companies whose corporate mythology points toward it.

    See its landscapes reproduced on screens.

    Hear repeatedly that humanity stands at the threshold.

    They may spend their entire lives standing at that threshold.

    And when they are gone, another generation can be told that the door is about to open.

    That may prove to be the defining difference between Bradbury’s Mars and ours.

    Bradbury imagined the frontier eventually becoming a civilisation.

    We may instead have invented something more characteristic of the twenty-first century:

    a frontier whose most profitable condition is always to remain just over the horizon.

  • Blessing a New Office

  • EA – An Actual Model of a Business?

    If you genuinely want to understand how a business is structured and how it improves, think of it as seven interacting systems.

    1. Value – What outcomes does the organisation produce, for whom, and why do they matter?
    2. Work – What activities transform demand into those outcomes?
    3. Organisation – Who performs the work, and where does authority sit?
    4. Information – What facts, records and knowledge make the work possible?
    5. Technology – What systems automate, constrain or enable the work?
    6. Economics – What resources are consumed and where does value leak?
    7. Governance – Who decides, who controls, who accepts risk and who is accountable?

    Capabilities sit across these systems as a vocabulary describing what must be possible. They are not the systems themselves.

    That distinction matters enormously.

    This is an exceptionally clean and pragmatic articulation of an operating model. It cuts through the usual consulting jargon and reduces business architecture to its actual mechanics.

    The final distinction regarding Capabilities is the most critical insight. A capability (e.g., “Secure Enterprise Connectivity” or “Rapid Product Prototyping”) is simply the definition of what the business must be able to do. It is the “vocabulary.” Actually delivering that capability requires threading it through all seven of the foundational systems.

    This distinction becomes painfully obvious during large-scale technical transformations. For example, when executing a massive infrastructure shift—such as a 15,000-user enterprise network migration or embedding UK NCSC-aligned security baselines across an organization—the initiative almost always fails if it is treated purely as a Technology (5) and Information (4) upgrade.

    To deliver the capability of a secure, modern network, it must intersect the other five systems:

    • Work (2): The security posture cannot introduce so much friction that it breaks daily activities.
    • Governance (7): There must be clear accountability for risk acceptance and compliance tracking.
    • Organisation (3): The operational teams must have the authority and structure to manage the new environments.
    • Economics (6): The licensing, hardware lifecycle, and operational overhead must not leak value.
    • Value (1): The ultimate outcome must actually serve the broader goals of the enterprise, not just the IT department.

    When leadership confuses a “Capability” with a “System,” they tend to buy a piece of Technology and assume the Capability has been acquired, completely ignoring the Work, Governance, and Economics required to make it function.

    The core visual takeaway is that you cannot simply “build” or “buy” a capability in isolation. If the business needs a new capability, that requirement must cascade down and alter the state of all seven underlying systems to actually function without breaking.

  • Human Resource Capital: A Public Sector Field Guide

    There was a time when organisations employed people.

    They were called staff.

    Some were good. Some were useless. Some knew where the stopcock was, which made them effectively immortal.

    Then somebody went on a management course and discovered the phrase Human Resource Capital.

    This was an important breakthrough because it allowed public bodies to stop thinking of employees as troublesome mammals requiring desks, wages and occasional dignity, and instead regard them as a kind of depreciating spreadsheet livestock.

    A person could now be transformed into an FTE.

    An FTE could become a resource.

    A resource could be aligned.

    An aligned resource could be strategically deployed.

    And a strategically deployed resource could, with sufficient consultancy support, be made redundant without anybody having to say, “We have sacked Janet.”

    Janet had ceased to exist several PowerPoints earlier.

    She was now 0.8 headcount variance against target operating model.

    This is progress.

    Modern public-sector HR exists at the exciting intersection of pastoral care, employment law and low-grade psychological warfare.

    Its great achievement is to take almost any recognisable human activity and wrap it in enough process that nobody can remember why they started.

    Consider recruitment.

    In primitive organisations, a manager might once have said:

    “We need someone who can fix boilers.”

    This was dangerously informal.

    Today the requirement passes through workforce planning, role evaluation, grading, equality review, finance approval, establishment control, vacancy authorisation and something called the People Business Partnering Function, which sounds less like a department than an escort agency for accountants.

    Eventually a job description appears.

    It is seventeen pages long.

    The boiler is not mentioned.

    Instead the successful candidate must demonstrate:

    • strategic stakeholder engagement;
    • collaborative behavioural leadership;
    • resilience in ambiguous environments;
    • digital confidence;
    • values-led decision making;
    • evidence of continuous personal development;
    • and the ability to lift twenty-five kilograms.

    Only the last item has anything to do with the boiler.

    The applicant then completes an online form demanding the exact month they left a Saturday job in 1987.

    A CV is uploaded.

    The system asks them to type the CV out again.

    This is not a bug.

    It is the first assessment.

    Those who survive are invited to interview, where a panel of four people asks identical competency questions while one member furiously types everything into a laptop without making eye contact.

    “Tell us about a time you influenced a difficult stakeholder.”

    “I once persuaded a naked man with a hammer to leave a library.”

    “Can you describe the governance framework you used?”

    “No.”

    “Thank you. We’ll move on.”

    The candidate loses marks.

    Eventually HR appoints someone with excellent stakeholder management experience who has never seen a boiler.

    They leave after nine months to become Head of Transformation.

    This creates another vacancy.

    Thus the organism reproduces.

    Performance management is equally sophisticated.

    Managers are encouraged to hold regular meaningful conversations with staff, provided these conversations are recorded in the approved system, aligned to corporate values, mapped against annual objectives, cross-referenced to development goals and completed before the portal locks on 31 March.

    A meaningful conversation therefore runs as follows:

    “How are you?”

    “Exhausted.”

    “Would you say exhausted is Amber or Red?”

    “Dead inside.”

    “I’ll put Amber.”

    Every employee receives objectives.

    Objectives should be SMART.

    Specific.

    Measurable.

    Achievable.

    Relevant.

    Time-bound.

    In practice this means:

    Objective 1: Continue doing job.

    Measure: Job continues.

    Target date: March.

    Status: Green.

    Managers then spend April explaining why everybody achieved ninety-seven per cent of their objectives but nobody can afford to buy printer paper.

    Training is another triumph.

    The modern public servant is required to complete enough compulsory online learning to qualify as a moderately competent airline pilot.

    Cybersecurity.

    Data protection.

    Fraud awareness.

    Information governance.

    Safeguarding.

    Manual handling.

    Equality.

    Diversity.

    Inclusion.

    Anti-bribery.

    Counter-fraud.

    Counter-terrorism.

    Fire safety.

    Display screen equipment.

    Records retention.

    Modern slavery.

    Conflicts of interest.

    Speaking up.

    Whistleblowing.

    Mental wellbeing.

    Respect at work.

    Unconscious bias.

    And a forty-seven-minute module explaining why forty-seven-minute modules are necessary.

    These courses invariably contain a smiling fictional employee called Priya or Ben.

    Priya receives an email asking for payroll information.

    Should Priya:

    A. Send the entire payroll database to Belarus.

    B. Publish it on Facebook.

    C. Ask her neighbour.

    D. Report the suspicious email.

    You select D.

    Correct!

    The organisation now considers you cyber-secure.

    Somewhere in Minsk, a ransomware crew wipes away tears of frustration.

    Perhaps the grandest invention of Human Resource Capital is the employee engagement survey.

    This allows senior leadership to discover annually that staff want:

    more people,

    better pay,

    less bureaucracy,

    functional IT,

    competent management,

    and somebody to fix the fucking heating.

    Leadership then commissions a consultancy to understand the findings.

    Three months later the consultancy delivers a slide deck.

    The slide deck reveals five strategic themes:

    Belonging.

    Purpose.

    Voice.

    Growth.

    Connection.

    The heating remains broken.

    A taskforce is established.

    The taskforce creates a working group.

    The working group creates a listening exercise.

    The listening exercise discovers that staff still want the heating fixed.

    This finding is escalated to Estates.

    Estates explains that heating falls under the Integrated Workplace Experience Contract.

    Nobody knows who owns that.

    Six months later an email arrives announcing Warmth Week, celebrating employee wellbeing.

    Staff are encouraged to wear colourful jumpers.

    Public-sector organisations are also passionately committed to wellbeing.

    This is why a nurse working twelve hours short-staffed may receive an email entitled:

    REMEMBER TO PRIORITISE YOU

    It contains a picture of pebbles.

    The email suggests breathing exercises.

    No additional nurse is provided.

    Elsewhere, a social worker with forty-three active cases is invited to a lunchtime webinar on resilience.

    Attendance is voluntary.

    The webinar is during lunch.

    The social worker has no lunch.

    HR records low engagement with the resilience initiative.

    A lessons-learned review follows.

    The modern employee must also maintain psychological safety.

    This is important.

    Psychological safety means staff should feel able to raise concerns without fear of retaliation.

    To demonstrate commitment to this principle, many organisations have created elaborate speaking-up frameworks.

    These provide at least nine approved channels through which concerns may be raised.

    All nine ultimately forward the email to the manager you were complaining about.

    Grievance procedures provide further reassurance.

    The complainant submits forty pages.

    HR acknowledges receipt.

    Three weeks later HR asks whether the issue could be resolved informally.

    The complainant explains that twelve months of attempted informal resolution are the reason for the grievance.

    HR proposes mediation.

    The complainant declines.

    HR asks whether they have considered mediation.

    Eventually an investigating officer is appointed from another department.

    This person has never met anyone involved and knows nothing about the subject.

    This is regarded as impartiality.

    They interview seventeen witnesses and produce a report containing the immortal phrase:

    “There are differing perceptions of events.”

    One party says, “He threatened me with a chair.”

    The other says, “I did not.”

    Differing perceptions.

    Case closed.

    Then there is workforce transformation.

    Transformation is what happens when an organisation has exhausted restructuring.

    Traditional restructuring moved boxes around an organisation chart.

    Transformation removes the organisation chart, hires consultants to invent a new one, and then returns everybody to approximately the same boxes under exciting new names.

    Personnel became Human Resources.

    Human Resources became People Services.

    People Services became People and Culture.

    People and Culture became Workforce Experience.

    Workforce Experience will eventually become Human Resources again when everybody involved has retired.

    The people doing actual work remain largely unchanged.

    Dave still fixes lifts.

    Dave has survived six operating models.

    According to current HR systems, however, Dave is a Technical Infrastructure Experience Partner.

    Dave does not know this.

    Dave has a screwdriver.

    Everyone is frightened of Dave because if Dave leaves, three buildings stop functioning.

    This makes Dave the closest thing the public sector has to a warlord.

    Senior leaders talk constantly about talent.

    There are talent pipelines.

    Talent pools.

    Talent frameworks.

    Talent academies.

    Talent reviews.

    Nine-box grids divide employees according to performance and potential.

    Somewhere, a director places coloured dots against people’s names and decides who has “high potential.”

    Nobody puts Dave on the grid.

    Dave fixes the grid’s projector.

    Succession planning is similarly elegant.

    The organisation identifies critical roles.

    A spreadsheet is produced.

    The spreadsheet reveals that the only person who understands the payroll interface is Maureen, aged sixty-four.

    This is classified as a single point of dependency.

    Management responds by asking Maureen to document everything.

    Maureen says she has been trying to train a deputy since 2012.

    The deputy post was removed during transformation.

    This is recorded as a learning point.

    Maureen retires.

    Payroll stops.

    An emergency consultancy contract is issued for £900,000.

    Maureen returns three days a week as a contractor.

    Everyone congratulates themselves on business continuity.

    Pay deserves special recognition.

    Public bodies often operate transparent salary structures based on grades.

    This ensures fairness.

    Thus an employee may have responsibility for thirty staff, a seven-figure budget and a statutory service while earning approximately four pounds more than someone who schedules meetings for a director.

    The director, meanwhile, cannot increase either salary because of pay governance.

    He can, however, appoint an interim consultant at £1,200 per day.

    The consultant recommends reviewing pay governance.

    The report costs £140,000.

    It concludes that remuneration should be competitive.

    Everybody agrees.

    Nothing changes.

    At the bottom of all this sits the line manager.

    The line manager is expected to manage performance, absence, wellbeing, development, inclusion, conduct, capability, recruitment, retention, engagement, health and safety, training compliance and team culture while also performing the job for which they were originally employed.

    They receive two days of management training.

    Day One covers difficult conversations.

    Day Two covers how to enter difficult conversations into the HR system.

    Afterward they are considered ready.

    One must nevertheless admire the sheer reproductive vitality of the Human Resource Capital ecosystem.

    Every administrative burden creates a need for another administrator.

    Every framework produces a reporting requirement.

    Every report identifies a governance gap.

    Every governance gap requires assurance.

    Every assurance process generates training.

    Every training package creates non-compliance.

    Every instance of non-compliance requires management action.

    And every management action creates another record.

    It is the bureaucratic equivalent of rabbits shagging inside a photocopier.

    Eventually nobody can find the rabbits.

    But there is plenty of paper.

    The tragedy is that most of the people inside the machine are perfectly sensible.

    HR officers know when a policy is ridiculous.

    Managers know when a process wastes time.

    Employees know which training is bollocks.

    Executives know that the engagement survey will say the same thing as last year.

    Everyone knows.

    But each individual is attached to only one small lever.

    Nobody controls the whole contraption.

    And so it grinds onward, producing dashboards, strategies, consultations, competencies, frameworks, toolkits and glossy PDFs showing diverse groups of people pointing enthusiastically at Post-it notes.

    Somewhere beneath it all, actual public services continue to function.

    Bins are collected.

    Children are protected.

    Patients are treated.

    Benefits are processed.

    Roads are repaired.

    Libraries open.

    Emergencies are answered.

    Not because Human Resource Capital has perfectly optimised workforce capability.

    But because an enormous number of stubborn, experienced people come to work every morning and quietly do the necessary thing despite the organisation repeatedly getting in their way.

    They know which form to ignore.

    Which policy is obsolete.

    Which printer works.

    Which manager will actually make a decision.

    Which cupboard contains the emergency biscuits.

    And, critically, who knows where the stopcock is.

    Human Resource Capital may call these people strategic workforce assets.

    Everybody else calls them:

    “Thank Christ you’re in today.”
